[코리안 스타트업을 위한 글로버행 티켓] 26편. 다른 이들은 무엇을 잘못하고 있는가?

미국 버지니아 주의 `실버 다이너(Silver Dinver)` 레스토랑에는 각 테이블마다 이런 글귀가 붙어있습니다.

“만약 당신이 실버 다이너의 CEO라면, 어떤 점을 개선하고 싶으신가요?” 우리 모두 이 글귀가 가진 의미를 이해하고 있습니다.

누군가 일하는 것을 눈 앞에서 볼 때, “내가 했으면 더 잘할 수도 있을텐데!”라는 생각이 불현듯 드는 것이죠. 제가 회사를 창립했을 때, 저와 제 동업자는 제품에 대한 세세한 컨셉을 가지고 있지 않았습니다.아비람 제닉(aviram jenik)

단지 우리가 가고 싶은 애매모호한 방향만 가지고 있을 뿐이었죠. 하지만 같은 업종에서 이미 영업 중인 회사들을 보았을 때, 특히 그 쪽의 리더 격인 회사들을 보면 제품들은 하나 같이 형편 없었고, 제공하는 서비스 또한 질이 낮았으며, 따라서 고객 경험에 관해서는 우리가 훨씬 더 나은 서비스를 쉽게 제공할 수 있을 것이라 생각했습니다.

마치 미국인들이 자주 말하는 “덜 구리게 만들기”식처럼 말이죠. 저를 포함한 투자자들은, 스타트업들이 이미 존재하는 시장을 발전시키길 원한다고 말하는 걸 듣기 싫어합니다.

개인적으로 지난 주에 한 스타트업과 이야기를 나눌 시간이 있었는데, 그 스타트업이 주장하는 바로는 시장의 선두 주자 격인 기업을 수익 적으로 이길 수 있을 거라 생각한다 길래 저는 곧바로 투자를 하지 않겠다 답했습니다.

왜냐면 그 스타트업은 단지 `점진적인` 형태의 기업이기 때문이지요. 이 말은, 그 스타트업이 산업 자체를 바꾸려 하지 않고 , 단지 그 시장을 조금 더 낫게 만들려 한다는 의미입니다.

그러나 저를 포함한 투자자들은 잘못된 결정을 내리기 일쑤고, 어떠한 경우에도 당신이 운영하는 스타트업이란 결국 당신과 당신의 고객 사이에 관한 일입니다.

투자자들은 당신의 비전을 현실화 시켜줄 도구일 뿐이지, 그 자체가 목표의 정점은 아닙니다.

따라서 고객에게 있어 “덜 구린” 솔루션을 제공할 수 있다면 큰 성공을 거둘 수 있을 것 입니다.

그리고 제품이 조금 더 나은 제품을 제공하는 수준까지 일지라도, 이는 훌륭한 업적이 될 것입니다.

점진적인 변화의 핵심이란, 앞서 언급한 실버 다이너 레스토랑이 고객인 당신에게 하도록 만드는 바로 그 것입니다.

현재 이뤄지고 있는 것들에 대한 문제점을 찾는 것이죠. 그 것이 작던 크던 간에 생각할 수 있는 모든 문제점들이요. 스타트업으로서, 당신에게는 무언가를 활기차게 시작할 수 있다는 큰 장점이 있습니다.

당신이 그 전까지 보아왔던 시장에 존재하는 문제점들은 앞으로 해결해야 할 과제들입니다.

때때로 회사는 활력을 위해, 또는 그 누구도 큰 그림을 보지 못했기에, 또는 단순히 변화가 어렵기 때문에 보통 사람들로써는 이해하기 힘든 일들에 도전합니다.

그러나 당신의 경우에는 변화를 생각할 필요가 없습니다.

단지 올바른 방향에서 시작만 하면 되는 것이죠. 여기서 위안이 될만한 사실이 있다면, 기존의 마켓 리더들이 만들고 있었던 어리석은 실수들을 거치지 않고도 일을 올바르게 하는 것이 얼마나 쉬운 지를 알아차리게 될 거란 사실입니다.

그러나 한 편으로는 당신 또한 알아채기도 전에 또 다른 실수를 만들어낼 수도 있습니다.

또한 리더들이 왜 그렇게 밖에 형편없는 결정을 내리는 지에 대한 진실을 놓칠 수도 있고요 (이는 우리가 스포츠 경기를 TV로 관람하면서 “왜 저 선수는 저렇게 밖에 못해?” 라고 불평하는 것과 같습니다.

사실 그렇게 말한다 해도 우리가 소파에서 뛰쳐나와 직접 뛴다 해도 프로 선수인 그들보다 잘하기는 당연히 어려운 것과도 같지요). 그 중 가장 위험한 것은 당신이 왜 창업을 했는 지 잊어버리게 되는 상황입니다.

비즈니스를 하며 가장 위험한 것이 있다면 바로 “모두가 하기 때문”이라는 말입니다.

단지 같은 업종의 남들보다 잘하기 위해 뛰어들었다면, 결국 남들과 비슷한 수준이 되어버립니다.

개인적인 의견으로는 이런 형태의 실패가 가장 실망스럽다고 생각합니다.

문제가 있는 산업에 뛰어 들어 그 것을 고치려 하다 실패하는 편이, 문제가 있는 산업의 일부가 되는 것보다 낫습니다.

다음 번부터는 스스로에게 자문해보십시오. “내가 저 회사의 CEO라면, 내가 할 일은…”로 시작해 “차라리 내가 CEO가 돼서 이 일이 어떻게 돌아가야 옳은 지를 보여주는 건 어떨까?”로 생각을 발전시키고, 이어서 미래의 자신에게 편지를 쓰는 것이죠. CEO로서 자신이 성취할 목록과 그 이유를 자세히 적어두고, 성공에 다다를 때까지 또는 막다른 길에 다다를 때까지 올바른 길을 찾을 수 있도록 스스로에게 갈구하는 것입니다.

What are others doing wrong? The “Silver Diner” restaurant chain in Virginia has a sign on every table: “If you were the CEO of Silver Diner, what would you do better?” We all know this notion. You look at how something is done, and you immediately get a burning feeling: I could do it better! When I started my company, my co-founder and I had no specific concept for a product.

We only had a vague idea of the direction we wanted to take. But we saw the current companies in the field, and especially the market leader: their product was so bad, and the service they were providing to customers was so poor, that we felt we can easily provide a much more superior customer experience. As Americans often put it: “we will ‘suck’ less”. Investors (including myself) hate when startups tell them they want to improve an existing market. I had a chance to speak with a startup last week that feels they can beat the leader in a very profitable space, and I told the founder I will not invest because their startup is “incremental”. What I meant, is that I thought they won’t fundamentally change how things are done, only make it slightly better.

But investors are often wrong (myself included), and in any case, your startup is between you and your customers – investors are only a tool to help you realize your vision, not a goal by itself. If you can provide a solution that “sucks less” you may become a huge success. If your product will “only” make things slightly better, that would almost always be a great achievement. They key for incremental changes are doing what the silver diner wants you to do: find the flaws with the current way things are done. Little problems, big problems – anything you can think of. As a startup, you have a huge advantage of starting fresh; many of the problems you are seeing in the market are legacy issues – sometimes companies will continue to do things that don’t make sense, just because of momentum, or because nobody sees the whole picture, or because change is hard.

For you, as a newcomer, there is no need to change – just to start in the correct way. The good news, is that you will often be surprised: how easy it is to do things the right way, without the silly mistakes the current market leaders are making. The bad news, of course, is that you will be doing other mistakes, often without noticing. You may also be missing a huge truth that is buried well beneath the surface on why the leaders are acting the way they do (this is the reason why when watching a sport event it’s easy to shout at the TV: “what is this player doing?” but it’s much harder to actually get off the sofa and do better than that professional athlete). The most dangerous thing is to forget why you started in the first place. One of the most dangerous phrases in business is: “everybody is doing it”.

You went into the business trying to be better than others, but you turn out just like everyone else. This is the most disappointing type of failure in my opinion. It is better to try and fix a dysfunctional industry and fail, than to become a part of that dysfunction. So next time you tell yourself: “if I was CEO of that company, I would…” follow it up with: “why don’t I become a CEO myself and show them how it should be done?” and shortly after that, write a letter to your future self: explain exactly what you are trying to achieve and why, and plead yourself to keep following the right path until success is reached, or a dead end.
