CEO로써 당신이 가진 주된 목적은 무엇인가요?

몇몇은 직원들을 만족 시키는 것이 그들의 역할이라 생각합니다. 또 몇몇은 “세상을 바꾼다”거나 고객을 행복하게 만들기 위해 노력하지요. 놀라울 정도로 훌륭한 제품을 만들기 위해 그 자리에 있다는 이들도 있고요. 그런데 이들의 답변은 모두 잘못되었답니다.aviram_jenik-300x3001111

어떤 MBA 과정에서도 회사의 유일한 목적이자 가장 기본적인 목표는 주주에게 이익을 가져다주는 것이라 가르칩니다. 이는 모든 기업에 있어 가장 첫 번째 룰이지요. 당신은 CEO로서 세상을 바꾼다거나 직원이나 고객을 행복하게 하기 위해 존재하는 것이 아닙니다. 주주들을 행복하게 만들기 위해 그 자리에 있는 것이고, 주주들은 그들이 가진 주식 가치가 높을 때 행복을 느낍니다.

그렇다고 해서 당신이 양쪽 일을 모두 해낼 수 없다는 의미는 아닙니다. 구글은 주가를 올리기 위해선 그들의 직원들이 행복해야 함을 믿었습니다. 그리고 현재까지는, 구글의 주가가 이러한 믿음이 성공적으로 이어졌다는 것을 반영해주고 있지요. 애플은 회사의 가치를 높여주는 것이란 훌륭한 제품을 개발하는 것이라 믿고 있고, 이는 실제로 먹히고 있는 것처럼 보입니다. 아마존의 경우, 행복한 고객이 수익을 가져온다 믿고, 실제로도 그렇게 되고 있지요.

그러나 이 예제들에서 배워야 할 중요한 레슨이란, 바로 이 행복한 고객과 훌륭한 제품, 또는 만족스러워하는 직원들의 모습이 회사로서의 목표는 아니라는 점입니다. 이 요소들은 회사가 목표에 도달하기 위한 방법들이지요. 대부분의 실리콘밸리 회사들이 이 점을 알고 있습니다. 설사 당신이 정말로 세상을 바꾸길 원한다해도, 그럴만한 힘을 가져야만 해낼 수 있지요. 그리고 그 힘을 얻는 방법이란 성공하는 것입니다. 따라서 당신은 (목표를 이루기 위해) 스타트업을 성공시켜야 합니다.

설사 당신의 최종 목표가 세상을 바꾸는 것일지라도 우선은 말이지요. 아르키메데스는 이렇게 말했습니다. “지렛대를 주면, 이 세계를 움직이겠다”. 당신이 정말 세계를 움직이고 싶다면, 지렛대가 필요할 겁니다. 성공이 그 지렛대를 가져다 줄 것이고요.

더군다나 당신이 세상을 바꾸는 과정에선 자금이 필요할 것입니다. 투자자들은 ‘세상을 바꾼다’는 목표에 동참하지 않을 것입니다. 설사 동참한다 하여도, 여전히 그들은 투자한 가치에 대한 좋은 보상을 기대할 것이죠. 따라서 회사를 설명할 때, 경험이 있는 기업가들은 그들의 회사가 금전적인 면에서 어떻게 성공을 거둘 것인지 설명합니다.

그런데 문제는, 한국 문화에서는 이런 경우에도 겸손이 필요하다는 데 있습니다. 한국의 기업가들은 그들의 목표가 큰 성공을 일궈낸 회사를 만드는 것과 함께 많은 돈을 버는 것이라 말하기를 쑥쓰러워 하는 것처럼 보입니다. 오히려 그들은 “고객을 미소짓게 만들고 싶습니다”와 같은 식의 슬로건을 사용하는데 더 안정감을 느끼는 것 같아 보이지요.

이는 회사 좌우명을 볼 때 아주 명확하게 보여집니다. 그 슬로건 자체로는 별 문제가 없습니다. 투자자들은 보고 웃어넘길거구요. 조금은 순진해보이지만, 누군가는 이 슬로건을 멋지다고도 생각할 겁니다. 그런데 진짜 문제는, 회사를 소개하는 프레젠테이션의 첫 슬라이드가 주로 한국의 CEO들이 바라보고 있는 이러한 목적들에 대해 길게 설명하고 있다는 점이지요. 조화로운 팀을 만들고 훌륭한 제품을 만들거나 고객을 미소 짓게 만드는, 그런 것들 말입니다. 사실 당신의 투자자가 될 사람들은 이러한 것에 전혀 관심이 없습니다.

고객을 미소 짓게 만드는 것과 팀이 완벽히 조화롭게 일하는 것, 그리고 제품이 그 아름다움으로 인해 상을 받는 것 모두가 좋은 일이지만, 사실 투자자들이 듣고 싶은 것은 그들이 투자한 돈을 통해 큰 이익을 벌어다 줄 성공의 방법입니다. 목표가 아닌 과정에 집중하는 것은 매우 순진해 보이고, 어떤 면에서는 조금 우스꽝스러워 보이기도 합니다.

이스라엘 기업가들에게 이런 문제들은 보통 발견되지 않습니다. 이스라엘 인들은 높게 설정된 목표에 만족해 하고 이에 비해 겸손은 다소 무시되는 경향이 있기 때문이지요. 전형적인 이스라엘 기업가라면 아마 당신에게 그의 현재 계획이란 성공하고 큰 돈을 버는 것이라 말할 것입니다. 사실, 많은 한국 기업가들이 이런 이스라엘 기업가들과 똑같이 생각하고 (행동까지도) 있을 겁니다. 단지 그 것을 입 밖으로 내는 데 부끄러워할 뿐이지요.

이 모든 것들이 결코 듣기 쉬운 말들은 아닙니다. 그 누구도 회사 내 훌륭한 팀을 만드는 것에 대해 투자자들은 듣고 싶지 않아한다는 사실을 알고 싶지 않아합니다. 그리고 제가 지금부터 적을 것에 대해서는 더더욱 말이죠: 실은 당신의 직원들 또한 그런 얘기를 듣고 싶지 않아합니다.

직원의 입장에서는, 화합은 잘 되지만 실패하는 회사보다는 성공적인 회사에서 일하는 것을 선호합니다. 직원이 선호하는 것은 사실 투자자들과 같은 맥락입니다. 돈을 벌어 가족을 부양하거나 회사의 큰 성장을 지켜보고 싶어하지요. 따라서 그 것에 먼저 집중하세요. 그리고 나서 그들의 이익에 대해 집중하세요. 이해하진 못해도 결국 그 것에 직원들은 감사해 할 것입니다.

What is your goal as CEO?

As a CEO, what is your main objective? Some think their role is to make employees satisfied. Some try to “change the world” or make their customers happy. Others believe they are there to make amazing products. They are all wrong.

Any MBA school will teach you, that the company’s only purpose, its primary goal, is to bring value to its shareholders. This is the number one rule for corporations. You are not there to change the world, make your employees or customers happy: You are there to make your shareholders happy, and they will be happy when their shares are high.

Now that doesn’t necessarily mean you can’t do both: google believes that the way to increase their stock price is to make employees especially happy. So far, the google stock price reflects that this is succeeding. Apple believes that making great products increases the company’s value, and that seems to be working. Amazon believes that happy customers bring revenues, and it does.

But the main lesson to learn from these examples, is that happy customers, great products or satisfied employees are not the goal: they are all ways to reach the goal.

Most Silicon Valley entrepreneurs know this. Even if what you want is to change the world, you can only do that if you have the power; the way to gain power is to achieve success; therefore, you must first make sure your startup is a success, even if your end goal is to change the world. “Give me leverage, and I will move the earth” said Archimedes. If you want to move the earth, you need leverage: success gives you that.

Moreover, on your way to change the world, you will need funding: the people who give funding (your future investors) may not share your ‘change the world’ goal, and even if they do, they will still expect a good return on their investment. Therefore, when presenting the company, experienced entrepreneurs will focus on showing how their company will be a success, where success is defined in monetary values.

The problem is that Korean culture calls for modesty: Korean entrepreneurs seem embarrassed to say their goal is to build a large successful company and make a lot of money; they are much more comfortable with slogans such as: “we want to make our customers smile”. This is often reflected in their explicit company motto: that by itself is not a big deal; investors will see this and grin – it looks a bit naive, but some will find it nice. The main problem is that often the first slides of the presentation go in length into the purpose of the company as the Korean CEO sees it: building a harmonious team, making beautiful products or helping customers smile. Your future investor is interested in none of these.

While it would be nice to have all your customers smile, your team in perfect harmony and your products win beauty awards, what the investor really wants is to hear how you will be so big and successful that they will see piles of money in return to their modest investment. This kind of focus on the road instead of the destination will seem naive, to the point of looking a bit ridiculous. 

With Israeli entrepreneurs there is typically no problem. Israelis are happy with high goals and modesty is under-rated in Israeli culture. A typical Israeli entrepreneur will be happy to tell you what his current plans are to be rich and successful. The truth is, many Korean entrepreneurs think (and act) the same as the Israeli equivalent, but will be ashamed to say it out loud.

All this is not an easy thing to hear. No one likes to find out that the wonderful speech about building a great team is something an investor wouldn’t care about (and sometimes will frown upon). You’re going to hate hearing what I have to say next even more: Your employees don’t want to hear it either.

Employees would much rather work in a successful company than a failing company with harmonious relationships. The employees’ priorities are actually the same as the potential investors: They want to make money to bring back to their families, or to be in a successful business and see tremendous growth. Focus on that first, and focus on their benefits later: they will not only understand you, but they will thank you for it.
