[코리안 스타트업을 위한 글로벌 여행 티켓] 69편.중립기어 상태에서 가속페달 밟기

만약 누군가 스타트업을 성공시키는 방법에 대해 가이드북을 출시했다면, 분명 그 내용 중 많은 부분이 논란이 될 것이라 확신합니다. 그 중 일부는 아마도 상황(Circumstance)에 관한 이슈일겁니다. 각기 다른 상황에 처한 스타트업들에게는 각기 다른 해결책이 필요할테니까요. 그 외의 이슈라고 한다면 양(Quantity)의 문제가 있겠습니다. 케이크를 굽는 데 필요한 재료처럼 말이죠.

케이크를 구울 때에는 어느 정도의 소금이 필요합니다. 소금이 글루텐을 생성시켜주기 때문인데요, 소금 없이는 케이크의 모양을 잡기 어렵습니다. 아비람 제닉또한 소금은 설탕의 당도와도 밸런싱을 맞춰주지요. 따라서 필요한 소금의 양은 결국 설탕의 양과 비례할 것입니다. 소금이 너무 많이 들어갔다면 아무도 먹지 못할 케이크가 될 거구요. 그런데 여기서 말하는 ‘너무 많은’ 양이란 과연 어느 정도인걸까요? 이는 상황에 따라 다릅니다.

스타트업을 위한 조언 중 가장 다양할 수 있는 부분이 바로 이 쏟아야 할 노력의 양에 관한 것인데요, 노력은 케이크에 들어가는 재료처럼 스타트업을 성공으로 끌어줄 핵심 요소가 되어주면서도, 그 양 또한 매우 중요하기 때문입니다. 저를 포함한 많은 사람들이 “스타트업에 필요한 노력의 양은 어느 정도인가?”라는 질문에 “가능한 많이”라고 대답할텐데요,

사실 스타트업이 성공하는 데 필요한 요소 중 상당 수는 통제 불가능한 요소고, 열심히 일해 성공에 다다르는 것은 스스로가 통제해야할 부분입니다. 특히나 창업자의 노력은 결과물을 몇 배나 더 좋게 만들어주는 엄청난 힘을 가지고 있지요.

그러나 지나치게 많은 노력을 쏟는 것에는 단점 또한 존재합니다. 가장 첫 번째로는 번아웃 되어버리는 문제가 있지요. 스타트업에서의 일이란, 대부분 스프린트(단거리 경주)보다는 마라톤에 가깝습니다. 초창기에 에너지를 쏟아붓고 그 뒤엔 지쳐버리는 경우가 있는데, 에너지와 집중은 다음 단계의 일을 하기 위해 여전히 필요하지요. 창업자의 번아웃은 실제로도 존재하고 많은 창업자들이 경험을 했음에도 불구하고, 그들은 이를 공개적으로 인정하지 않으려 합니다.

두 번째 문제로는, 유태인들이 흔히 “중립기어 상태에서 엑셀 밟기”라 표현하는 문제가 있습니다. 자동차의 기어가 중립 상태일 때, 운전자가 세게 페달을 밟는 것을 가리키는 표현인데요, 사실 이 상황에서는 페달을 밟더라도 아무 일이 일어나지 않습니다.

즉, 차가 앞으로 나아가질 않는다는 말이지요. 허나 차 내부의 엔진은 과열되어 고장으로 이어질 수 있습니다. 자동차는 망가지는데, 조금도 앞으로 나아가지 못하는 상태입니다. 이는 스타트업 창업자에게도 똑같이 적용될 수 있는 말입니다. 진전은 없으면서 창업자의 에너지 레벨만 떨어뜨릴 수 있지요. 웃긴 이야기 같지만, 사실 이런 현상은 스타트업 세계에서 꽤나 자주 보여지는 문제입니다. 창업자는 -자신을 포함해- 직원들을 독려해 열심히 일을 진행하지만, 실은 일 자체가 잘못된 식이지요.

방금 전의 예제와 ‘중립기어 상태에서 가속페달을 밟는’ 비유에는 또 다른 유사점이 있습니다. (일 자체에) 문제가 있는 지도 모르고 단지 일에 진전이 없다며 직원들로 하여금 더 열심히 일을 하게끔 하는 식이죠. 더 세게 페달을 밟아 엔진으로 하여금 차가 앞으로 나아가게 하려는 것입니다. 결국 차는 단 1인치도 움직이지 않을 테지만요.

‘중립기어 상태에서 가속페달을 밟는’ 것은 위험한 일입니다. 이럴 땐, 열심히 일하는 것 외의 다른 부분을 측정해봄으로써 문제를 피해볼 수 있는데요, 가령 차의 엔진 RPM 대신 실제로 차가 이동했던 속도(또는 거리)를 쟀다면, 문제가 있음을 빠르게 알아차릴 수 있었을 겁니다. 그리고 그 문제가 엔진과는 관계 없다는 사실도 알아차릴 수 있겠구요. 따라서 측정의 대상을 분명히 하시길 바랍니다. 스타트업이 앞으로 나아가는 데 있어 필요한 것들을 측정하는 겁니다.

문제를 피할 수 있는 또 다른 방법으로는 주기적으로 멈추어 되돌아보는 일이 있습니다. 목표가 무엇이었는지, 그 목표를 이루기 위해 계획을 어떻게 세웠었는지, 그리고 지금 진행 중인 일들이 그런 계획들을 달성하기 위한 도움이 되고 있는지? 직원들에게 열심히 일하라 독려하기 전, 일 자체가 제대로 되어가는 중인지를 확인하시길 바랍니다. 그러다보면, 사실은 단지 기어를 변경하는 것만이 일을 진행하는 데 필요한 일이었음을 깨닫게 될 줄도 모르니까요.

Full Gas in Neutral

If someone ever successfully writes the complete guidebook for startup success, I’m sure it will have lots of conflicting guidelines. Some of those conflicts will be due to circumstances – different stages of the startup require different actions. In other cases, it will be a matter of quantity – like ingredients in a cake.

When baking a cake, you may need to add a bit of salt. Without salt, the cake may lose its shape since salt helps with gluten formation. It also helps counter-balance the sweetness of sugar, so the amount of salt you put may depend on the amount of sugar. Putting too much salt will result in a cake no one will eat – but how much is too much salt? It depends.

One startup advice that really varies is how much effort to put in. Like ingredients in a cake – it can be a deciding factor on the success of the startup. But also like ingredients in a cake, the quantity matters.
Many will say – and I will be among them – that the answer to the question “how much effort to put in a startup is”: “as much as you possibly can”. While many factors in the success of the startups are outside of your control, reaching success through very hard work is in fact under your control. Especially when it comes to founders, their effort has superpower qualities that multiplies the result.

But there can also be drawbacks to putting too much effort. The first is the obvious problem of burn-out. Startup work is more often a marathon than a sprint. Founders may spend their energy early on, and be left exhausted later, when their energy and attention is still needed for the next stage. Founder burn-out is a real thing, and while most founders would rather not admit it out loud, many have experienced it.

The second problem with putting too much energy into a startup is what we call in Hebrew: “Full gas in neutral”. This refers to the act of a driver pressing the gas pedal all the way (“Full gas”) while the gear is in the “neutral” position. Pressing the gas pedal has no effect; the car won’t move forward. In fact, the only thing that may happen is that the engine will overheat and die – so while you can effectively kill the car, you won’t move forward at all. The same can be true for a founder running a startup: pressing the gas pedal all the way down while the gear is in Neutral may kill the startup (and the founder’s energy levels) without moving it forward at all.

As funny as you may imagine the idea of a car driver pressing the gas pedal hard while in neutral, this actually happens quite often in startups: the founder may be asking everyone around to work very hard – perhaps the founder is working very hard himself. But he is working on the wrong things, or the irrelevant things.

The idea of pressing the gas pedal while in neutral is similar to this case for another reason: a founder that does not realize that this is the situation, may notice that the startup is not moving forward, and then ask the team to work harder. He is pressing the gas pedal even harder to get the engine moving faster. But the car still isn’t moving one inch.

“Full gas in Neutral” is dangerous. You can avoid it by measuring something other than hard work. If our driver measured speed (or distance) instead of engine RPMs, he would realize quickly that there is a problem, and that it is not related to how hard the engine is working. Make sure to measure the right things, hopefully measurements that are aligned with the startup actually going forward.
Another way to avoid it is to periodically stop and reflect. What are your goals? How do you plan to achieve these goals? How are your activities helping you accomplish those plans? Make sure the right things are being done before stressing how hard everyone should be working on those things.

You may realize the only thing that needed to be done was to move the stick to a driving gear.
