지나치게 전략적인 자세

전략이 안 좋아 망하는 스타트업은 극소수다. 쉽게 이해가 안 되는 얘기일 수도 있다. 관련 분석 글이나 설명을 들어보면 이런 식의 이유가 나오곤 한다. 스타트업이 너무 많은 돈을 벌었거나 혹은 충분히 벌지 못했거나 아니면 내놓은 제품 자체가 아예 시장에 적합하지 않았다든지 혹은 페이스북이나 구글, 아마존 같은 대기업이 경쟁상대로 들어와 망해버렸다는 것 같은 이유 말이다. 만일 이런 분석을 접한 여러분이 스타트업을 차린 지 얼마 안 된 초보 창업자라면 앞으로 이런 문제를 피하기 위한 올바른 전략을 찾아보겠다는 잘못된 결론에 도달하게 될 것이다.

일단 필자는 창업자로서 회사를 성공 반열을 올리고 싶고 또 그게 여러분의 주된 임무라는 사실에는 동의할 수 있다. 하지만 스타트업이 전략으로 인해 망하는 경우란 정말 드물다. 대부분은 전술이나 행동 자체의 부족으로 실패를 겪게 된다. 우리는 이를 두고 실행을 잘못했다고 말하곤 한다.

펀딩 역시 주된 실패의 이유라고 볼 수 없다. 적은 예산으로도 여전히 놀라운 일을 해낼 수 있고 반대로 많은 자금이 주어져도 일을 제대로 해내지 못하는 경우도 많기 때문이다. 따라서 펀딩량이 너무 적거나 많은 것 자체는 사업 속도를 어느 정도 감소시켜주는 역할은 할지 몰라도 그 자체가 실패의 직접적 원인이 되지 않는다.

제품의 시장 적합성이나 대기업과의 경쟁 역시 실패의 이유가 될 수 없다. 세상의 모든 기업은 대기업과 직접 경쟁하거나 혹은 그들에게 역으로 인수 당하기 위한 목적을 갖고 늘 피봇팅하며 경영을 이어가기 때문이다.

물론 전술에 대해 논하는 것 자체가 재미있다거나 흥미를 끄는 일은 아니다. 에어비앤비의 경우 처음 회사를 시작한 이래 렌트 공간 사진을 더 좋은 화질로 내놓기 전까지는 성과가 좋지 않은 편이었다. 이들이 한 일은 프로 작가를 파견해 대여 장소 사진을 찍고 이를 통해 사업을 발전시켜 나간 것이었다. 하지만 에어비앤비의 성공을 다룬 분석 대부분은 이 흥미로울 것 없는 사실은 그냥 무시하고 지나쳐 버려왔다. 대신 어떤 집단 지성이라든지 시장 안착에 있어 그들이 보여준 혁신적 부분 또는 창업자의 특별한 자질에 대해서만 중점을 뒀다. 더 좋은 사진 화질에 대한 얘기 자체는 특별할 것 하나 없는 지루한 얘기일 뿐이기 때문이다. 그 누구도 관련 내용을 알고 싶어 하지 않았다. 사실 그 이유야말로 에어비앤비가 성공할 수 있었던 주된 이유 중 하나였을 텐데 말이다.

실패를 겪는 또 다른 이유가 있다면 바로 행동 자체의 부족이다. 만일 준비 중인 제품이나 서비스를 론칭까지 끌고 가는데 너무 오랜 시간이 걸렸다면 그 결과는 실패가 될 것이다. 그리고 그렇게 문을 닫아버린 제품이나 서비스에 대해선 관련 전략이 얼마나 대단한지와 관계없이 일체 회자조차 되지 않을 것이다. 하지만 이와 반대로 제품을 빠르게 시장에 내놔 선점할 수 있었다면 여러분의 스마트한 전략적 결정에 대해 길고 긴 인터뷰를 진행할 수 있게 될 것이다.

물론 필자도 잘 안다. 브로셔 따위에 쓸 글귀를 적는 건 별로 재미없는 일이다. 화이트보드 위에 전략 계획을 그려보는 게 훨씬 더 재미있다. 하지만 그럼에도 이런 전술이 당신에게 성공이나 실패를 가져다주진 않는다. 타인에게 전술을 위임할 수 있을 거라고도 생각하지 말아야 한다. 중요한 전략이란 창업자 자신이 직접 행하거나 본인이 하지 못하더라도 적어도 옆에서 지켜볼 수 있을 정도는 되어야만 한다. 만일 창업자는 계획만 세우고 이를 직원이 실제로 행해줄 것이란 아름다운 상상에 빠져 있다면 사업이 망하기 전에 하루라도 빨리 그 꿈에서 깰 수 있기를 진심으로 기원하고 싶다. 스타트업 세계는 오직 뭔가를 실행하는 곳이며 창업자에게 할 일이란 계획만이 아닌 그 계획의 실행에 있기 때문이다. 당신의 위치는 아직 대기업과는 한참 거리가 멀다. 따라서 그들이 하는 것처럼 위에서 계획을 세우고 아래에서 이를 실행에 옮기는 식으로 일을 진행할 수는 없을 것이다.

마지막으로 하고 싶은 말은 바로 이 주제에 대해 조언자나 멘토와 얘기를 나눌 때 조심해야 한다는 사실이다. 멘토 역시 사람이고 따라서 전략적 대화를 나누는 쪽에 마음이 기울 것이기 때문이다. 누구에게나 자신만의 의견이 있고 이를 다른 이에게 피력하고 싶어한다. 그리고 꽤나 자주 이런 전략에 대한 조언은 진짜로 필요한 것과 정반대 결과로 이끌어주는 경우가 많다. 실행하지도 못할 전략을 짜는데 시간을 쏟기보단 실제로 행하게 될 일 자체에 시간을 쏟기를 바란다.

Being too strategic

Very few startups fail because of bad strategy. This isn’t immediately obvious – if you read an analysis of why a certain startup failed, the person analyzing the situation will often give a strategic reason for the failure; they will say the startup raised too much money, or not enough money. That the product didn’t have a good market fit. Or that a giant (facebook, google, amazon) went into the market and crushed the startup. If you’re a startup founder reading these types of analysis you will reach the wrong conclusion that your main task is to find the right strategy.

I think we can agree that your main task as a founder is to get your startup to succeed, right? But startups very rarely fail because of strategy. Most fail because of flawed tactics or just lack of action. We usually call this “faulty execution”. Funding is not necessarily a reason for failure: You can do amazing things with a small budget and you may execute poorly with large funding behind you. So funding that is too small or too big should maybe slow you down a bit, but not cause you to fail. Market fit or competing with giants is not a reason for failure, either – companies pivot all the time or execute to either out-compete the giants or be good enough for the giants to acquire.

It’s not fun or interesting to discuss tactics; Airbnb was doing very poorly when they started out, until they figured out that a better picture quality of the rooms will lead to more rentals; they sent out professional photographers to the rental properties and rentals went up, taking Airbnb upwards. Most analysis that explain Airbnb’s success will ignore this tactical (and quite boring) fact. An analysis of Airbnb’s success will most likely focus on wisdom of the crowds, the innovation behind their marketplace, or the special qualities of the founders. Talking about taking better pictures is boring; no one wants to read about that – but that was probably one of the main reasons Airbnb succeeded instead of failing.

Another clear reason for failure is just lack of action. If you wait too long to launch your product or service, you will fail. No one will discuss your amazing strategy when you close down, while if you move quick enough to grab the market, you will be interviewed at length about your smart strategic decisions.

I get it: it’s not fun to write text for brochures. It’s a lot more fun to draw strategy plans on a whiteboard. But it’s the tactics that will decide if you succeed or fail, not the strategy. Don’t think you can delegate the tactics, either. The critical items need to either be done by the founders, personally, or be closely watched by them. If you have a romantic notion of a founder planning the strategy to be executed by the employees, I hope you wake up from your dream quickly before you crash your startup into the ground: Startup life is all about doing stuff, and founders need to do, not just plan. You’re still far, far away from being a large conglomerate where the president draws the vision and leaves the execution to the minions.

Finally, beware of discussions with mentors and advisors on this topic. Mentors are human too, and will always prefer to dive into strategy discussions. Everyone has opinions and advisors will be happy to share theirs with you; very often, strategic advice are the opposite of what you need; spend the time doing tactical work that’s important instead of spending it on a strategic discussion that you won’t implement.
