[코리안 스타트업을 위한 글로버행 티켓] 6편. `왜` 하는지를 아는 것

아비람 제닉(aviram jenik)트위터는 거대한 회사입니다. 직원 수는 2천 명이 넘고, 연간매출액은 3억 달러를 상회하며, 사용자 수는 5억 명으로 이는 유아를 포함한 전세계 인구의 14명 중 1명 꼴입니다. 그 누구도 트위터가 성공적인 회사임을 부정할 수 없습니다. 최근에 그들은 샌프란시스코에 새 사옥을 짓기도 했습니다.

여기서 우리가 배울 수 있는 것이란 무엇일까요? 트위터 이야기를 해 준 제 친구의 결론은 이러했습니다. ‘트위터 같이 성공적인 스타트업을 세우고 싶다면, 사옥을 지어야 한다’. 그런데 이는 말도 안 되는 결론입니다. 트위터가 사옥을 지은 것이 그들이 성공한 이유는 아닙니다. 실은 그 순서가 오히려 정반대이지요 (= 성공을 했기 때문에 사옥을 지었다)! 트위터 같은 성공적인 회사라면 사옥을 구입할 능력이 있습니다.

그러나 몇몇 성공적인 회사들은 그들에게는 사옥이 전혀 필요하지 않다 결론을 내리기도 합니다. 부동산을 소유하는 것이 회사의 성공여부와는 관계가 없지만, 한 가지 확실한 사실은 있습니다. 사옥을 보유하기로 결정한 스타트업은 십중팔구 파산에 직면한다는 것 입니다. 이는 독자 여러분 모두가 보기에도 너무나 분명한 사실일겁니다.

하지만 그렇다면 어째서 다른 회사들에게는 이런 논리가 적용되지 않는 것일까요? 현재 한국에서 유명한 트렌드를 살펴보자면 그 중에 ‘성공한 사람의 습관’을 살펴보는 것이 있습니다. 이를 다른 말로 하자면, ‘페이스북, 트위터, 구글이 무엇을 하고 있으며, 그들은 그 것으로부터 무엇을 배우는 지를 살펴보자’는 것입니다.

그런데 사실 이런 회사들이 진행하는 일들은 여러 이유를 가지고 있고, 그 대부분은 스타트업과 관계가 없습니다. 이미 규모가 크거나 또는 빠르게 성장하는 스타트업이라면 관계가 있지만요. 그러나 대부분의 경우로 볼 때, 이는 마치 세계적인 사이클 선수 랜스 암스트롱에게 자전거 레슨을 배우려는 것과 같은 이치입니다.

완전 말도 안 되는 것이지요. 그렇다면 성공적인 회사들로부터 우리 스타트업들이 배울 수 있는 것이 아무 것도 없을까요? 물론 있습니다. 그러나 이를 구별하는 데는 매우 주의를 쏟아야 합니다.

1990년대에 나온 ‘위대한 기업으로(Good to Great)’라는 아주 유명한 책이 있습니다. 당시 세계에서 가장 유명한 회사인 GE나 3M 같은 회사를 대상으로 설문조사를 실시하여, 이 회사들이 결과적으로 경쟁사인 좋은(Good) 기업들을 넘어 위대한(Great) 기업이 될 수 있었던 이유를 분석하려 한 책입니다.

그런데 문제는, 이 책에 등장한 위대한 기업 중 몇몇이 20년이 지나고 보니 다시 ‘좋은’ 회사로 돌아왔다는 점이었습니다. 심지어 11개 중 2개 회사는 ‘위대했던’ 과거를 넘어 ‘파산’하였고 그리하여 90년대에는 당연시되던 성공의 패턴이 더 이상은 통하지 않게 되었습니다.

일반화는 아주 위험한 행위이며, 만약 당신이 스타트업을 창업한 입장이라면 이런 위험한 행위는 하고 싶지 않을 것입니다. 또한 일반화될 수 있는 어떠한 범주에도 속하지 못할 것이고요. 그렇다면 어떻게 해야 옳은 가르침을 받을 수 있는 것일까요? 당신이 모방하고픈 가치를 바라보고, ‘내가 이 것을 왜 하고 있지?’라고 자문해보십시오. 이 질문에는 2가지 목적이 있습니다.

첫 번째는, ‘왜’인지 그 이유를 물음으로서, 그 행위에 대한 타당성을 스스로 테스트해보는 것 입니다. 구글처럼 당신이 회사 직원에게 무상으로 음료를 제공하는 것에 대해 타당하다고 생각하십니까? 만약 그 이유가 ‘나는 내 직원인 프로그래머가 카페인과 당분에 파묻혀서, 일하는데 더 많은 에너지를 낼 수 있도록 하고 싶어’와 같은 대답이라면, 아마도 타당할 수 있겠습니다.

그러나 그렇다고 해서 구글의 다른 문화까지 당신의 회사에 맞을 수는 없습니다. 당신의 회사가 구글처럼 하루 20% 정도의 노동시간은 자유시간으로 사용하도록 허용할 필요가 있습니까? 직원 수가 1천 명이 넘고 수십 개의 다른 제품을 생산하는 단계가 아니라면 이러한 문화는 맞지 않습니다. 따라서 ‘내가 이 것을 왜 하고 있지?’라는 의문에 대한 답변이 좋지 못하다면, 그 일은 하지 않는 것이 좋습니다.

그리고 여기서 ‘페이스북은 그렇게 하고 있잖아요’라는 대답은 좋은 대답이 아닙니다. 페이스북이 그런 문화를 가진 성공적인 회사라지만, 그런 문화를 가졌기 때문에 성공적인 것은 아니기 때문이지요. 이 두 요소는 연관성이 있을 수 있지만, 서로가 서로의 원인이 되는 것은 아닙니다 (마치 비 오는 날이면 자주 우산을 챙기곤 하지만, 그렇다고 내가 우산을 챙긴다고 비가 내리는 것이 아니듯 말이지요).

두 번째 이유는 스스로가 측정 가능한 목적을 세우는 데 있어 ‘왜 하는가’라는 질문이 도움을 줄 수 있기 때문입니다. 측정치와 목표는 성공적인 스타트업을 운영하는 데 있어 가장 중요한 항목이며, 이에 대해서는 앞으로의 칼럼 연재 중에 더 자세히 적어볼 예정입니다.

명심하세요. 단지 다른 누군가가 하고 있다는 이유만으로 그 것을 택하지 마세요. ‘모두가 하고 있어서 나도 한다’는 것은 더 좋지 않습니다. 제가 학교에 다닐 때 ‘모두가 하기 때문에’ 나도 무언가를 하고 싶다 어머니께 말했던 적이 있었습니다.

그 때 제 어머니는 ‘그렇다면 남들이 지붕에서 뛰어내릴 때, 너도 그렇게 할거니?’라고 되물으셨죠. 단순히 남들을 따라가지는 마세요. 대부분의 경우 그 것은 마치 그들을 따라 지붕 위에서 뛰어내리는 것과 같습니다.

Know why you are doing it Twitter is a big company. They have over 2,000 employees, more than $300 Million is annual revenues and 500 Million users (one of every 14 people in the world, including babies!). Nobody can deny that twitter is a successful company.

They have also recently moved their headquarters into their own building in San Francisco. What can we learn here? A friend of mine told me this story, and his conclusion was: if you want to build a successful startup like twitter, you need to own your own building. But that’s completely ridiculous.

Twitter didn’t become successful because it bought a building. It’s exactly the other way around! Successful companies like twitter can afford to buy their own building. Some successful companies decide they do not need to own a building at all.

Owning real estate is not related to the success of the company, except for one sure thing: A startup that decides to own his own building is almost definitely going straight to bankrupcy. This logic is obvious to everyone who is reading this (although maybe not to my friend).

So why isn’t the same logic obvious for other things? One of the popular new trends in Korea now is: “Habits of successful people”. Another way to say this is: “Lets see what facebook/twitter/google is doing and try to learn from their behavior”.

But those companies, and other successful companies, are doing things from many reasons; many of these reasons are not relevant to startups. Other things are relevant only to startups of large size or of huge growth. In most cases, this is like trying to learn how to ride a bicycle by taking lessons from Lance Armstrong. It’s completely illogical.

Is there nothing we can learn from successful companies? Of course there are. But we need to be careful. In the 1990s, a very popular business book had the title “Good to Great”. It surveyed some of the most successful companies in the world, like GE, 3M, and other known brands. It then tried to analyze what made those companies “great” compared to their competitors who were just “good”.

The problem with this analysis, is that 20 years later some of those companies went from “great” back to “good”. Two companies (out of the 11) went from “great” to “dead” and so the pattern that was obvious in the 1990s no longer holds.

It’s a dangerous thing to try and generalize, and if you are starting a startup, you don’t want to do dangerous things, and you probably won’t fall into any category that can be generalized.

So how can we learn the right things? By looking at the qualities you want to emulate, and asking yourself: “Why am I doing this?”. This question has 2 purposes. First, by asking “why”, you are testing the logic of that action. Does it make sense for you to give free soft drinks to your employees like google does? Maybe, if the reason is: “I want my programmers full of caffeine and sugar so that they can have more energy for work”.

But another google habit may not work: do you need to give your employees 20% free time to work on their own projects? That probably does not make sense until your company is over 1,000 employees and has dozen of different products.

If there is no good answer to “why am I doing this”, you obviously should not do it. By the way, “Facebook is doing it” is not a good answer. Facebook is a successful company, and doing something, does not mean they are successful because they are doing it. Two things may correlate, but one is not the cause of the other (I often take an umbrella with me on rainy days, but my umbrella does not cause the rain).

The second reason for asking “Why am I doing this” is to help you set up a measurable goal. Measurements and goals are one of the most important aspects of running a successful startup, and I will write more about it in one of the next columns. So remember: don’t do something just because somebody else is doing it, or worse, because you feel “everyone” is doing it.

When I was in school and I once told my mother I wanted to do something because “everyone is doing it”. Her reply was: “and what if everyone jumps off the roof, will you jump too?” Don’t just follow others. Many times you will be just jumping off the roof after them.
