[코리안 스타트업을 위한 글로버행 티켓] 31편. 확신이 주는 가치

공항에 앉아 비행기를 기다리던 중, 지상 근무단의 안내가 들리는 상황이라 해봅시다.

근무단 직원은 당신에게 지금으로부터 약 5분 뒤에 비행기 탑승이 시작될 것이고, 비행 시간은 11시간이 넘으며, 도중에 식사가 제공될 것이라 말합니다.

그러고는 그 외의 기술적 요소들을 이야기하기 시작합니다.

지난 12개월 간 265명이 항공 사고로 목숨을 잃었는데, 여기서 탑승객들이 겪을 수도 있는 기술적 이슈가 있다면, 이를테면 엔진 스톨(Engine stall)이라던가, 장비의 고장, 연료가 다 떨어졌다거나 GPS가 말을 듣지 않는 것 등이 있다고 말이죠. 그리고 그녀는 덧붙여 당신이 탈 이 비행기의 조종사는 이번 루트를 11번이나 성공적으로 다녀왔지만 그럼에도 이번 비행도 성공적일 것은 장담할 수 없다 말합니다.

만약에라도 비행기가 사고라도 날 상황을 대비해 미리 주변의 사랑하는 이들에게 작별 인사를 준비를 하라는 충고를 덧붙이며 말이죠. 사실 이런 정도의 정보라면 그 누구도 듣기 달가워하지 않을 겁니다.

그러나 이 지상 근무단 직원을 대변해보자면, 사실 그녀는 엄연한 사실을 말했을 뿐이지요. 정확한 통계 수치를 제공하고는, 위험을 무릅쓰고 비행기를 타던가 아니면 돌아가 다른 교통 수단을 알아보라고 말한 것 뿐입니다.

그러나 우리 모두 이렇게 말하는 게 바보 같다는 걸 알고 있습니다.

왜냐면 일단 비행기를 교통 수단으로 선택한 것 자체가 이미 그 과정에서 수반될 수 있는 위험을 안고 가는 것이기 때문이지요. 세세한 위험이라기보단, 전반적인 위험을 말하는 겁니다.

스타트업의 리더가 되는 것은 앞서 말한 승무원의 입장이 되는 것과 크게 다르지 않습니다.

당신은 (직원들에게) 투명하고 정직하며 모든 정보를 공유하고 싶죠. 모든 스타트업 가이드들이 투자자와 직원들에게 나쁜 뉴스에 대해 이야기하는 것이 얼마나 중요한 지를 말하고 있습니다.

그러나 “너무 많은 정보”라는 점에 대해까지 이야기하는 것을 잊어 먹곤 하지요. 투자자는 당신의 스타트업이 얼마나 위험한 지를 알고 있습니다.

인터넷을 통해 살펴보면, 스타트업과 관련된 여러 위험에 대해 알아낼 수 있습니다.

따라서 그들이 이미 알고 있는 사실을 이야기하여 그들의 정보력을 모욕해서는 안되겠지요. 가진 리스크에 대해 이야기하는 것은 책임을 피하는 행위입니다.

제약 회사들이 즐겨 쓰는 `책임 없음`과도 같이 말이죠. 아스피린을 잘못 복용하면 아주 고통스럽게 죽음을 맞이할 수도 있습니다, 우리가 당신에게 경고를 하지 않았다고 생각하지 마십시오, 같은 것들 말입니다.

스타트업 창업자로서의 당신은 앞서 말한 제약 회사의 경우보다도 더 강한 용기가 있어야 합니다.

회사가 망하더라도 그건 당신의 책임이고, 그래서 실제로 회사가 망할거라 미리 말한다 해도 정말 회사가 망했을 때 이를 면제를 받을 수는 없습니다.

`책임 없음`과 같은 것은 법정에서 효력도 별로 없고 특히 비즈니스 세계에서는 절대 먹히지 않는 말입니다.

어떤 참사에 대한 경고는 당신에게 아주 작은 신용을 줍니다.

차라리 그대신 최선을 다하고 그 참사를 막아 아주 최악의 경우에서도 신용을 얻을 수 있도록 하십시오. 리스크에 대해 이야기하는 것으로도 당신은 자성적 예언 효과를 만들 수 있습니다.

모든 운전자들이 주변 시야에 보이는 배수로에 집중하다보면 거기에 빠져버린다는 사실을 잘 알고 있습니다.

도로에만 집중하면 위험한 상황을 벗어날 수 있지요. 비슷한 개념으로, 스타트업에게 일어날 수 있는 가장 최악의 일에 집중하면 그 함정에 빠져버릴 확률이 높습니다.

차라리 그대신 `도로`에 해당하는 답을 찾아 집중하면 승리를 향해 갈 수 있지요. 그러나 리스크를 이야기하는 것에 대한 최악의 상황은 당신이 내보내는 시그널 자체입니다.

투자자와 직원들은 당신과 회사의 성공 확률에 대해 불확실함을 가지고 있지만, 단지 당신을 믿기에 함께 모여있는 것입니다.

따라서 당신 스스로가 성공에 대한 자신이 없어 보이면, 어떻게 직원들이 당신 이상으로 회사에 대해 믿음을 가질 수 있겠습니까? 학계에선 이를 불완전 정보 문제라고 말합니다: 창업자는 본인이 차린 스타트업에 대해 가장 많은 정보를 가지고 있기에, 창업자가 비관적으로 보이면 그보다 더 적은 정보를 가진 구성원들 모두는 걱정을 하게 됩니다.

굳이 수학적인 분석이 없이도 볼 수 있는 문제입니다.

보통의 스타트업들은 쉽게 무너지기에, 여기에 시간과 노력과 금전을 투자하는 것에는 믿음이 필요합니다.

어찌 스스로도 신앙이 없어 보이는 신부님에게 믿음을 가질 수 있겠습니까? 여기서의 포인트란, 근거 없이 긍정적이거나 투자자/직원에게 정보를 숨기지 말라는 것입니다.

날 것의 상태인 정보는 위험하다는 것을 말하는 것입니다.

문맥과 함께 정보를 제공하세요. 그리고 그 문맥이 강력히 뒷받침만 된다면, 스스로에게 왜 나는 내가 가진 성공의 기회를 믿지 않는 것이고, 당신 주변은 이에 대해 어떻게 생각할 지를 물어보시기 바랍니다.

The value of conviction Imagine you are sitting in the airport, waiting to board the plane, when the ground crew announcement comes on.

The ground attendant tells you boarding will start in about 5 minutes, flying will be just over 11 hours, and a meal will be served. She then goes to other technical details: In the last 12 months, she says, 265 people died in aviation accidents. The list of possible technical issues we can encounter include: engines stalling, equipment malfunction, running out of fuel and GPS malfunction.

Your pilot, she says, has successfully flown this route 11 times, but he cannot guarantee this time will be successful. Please keep that in mind, and make plans to say goodbye to your dear ones just in case this flight does not work out as planned. I am sure nobody would be amused from such an announcement. To her defense, the attendant will say she was simply telling the truth; citing pure statistics and living to the passengers the option to say board the plane while taking the risk, or going home and finding a different mean of transportations.

But we know this is silly – anyone who decided to fly has already gone through the decision process and is aware of the risks. Maybe not of the specifics, but certainly of the general risks. Being a startup leader is a lot like being that flight attendant. You want to be transparent, be honest and share information. Every startup guide talks about how important it is to communicate bad news to investors and employees. But what they often forget to say is that there is such a thing as “too much information”. Your investors know your startup is risky.

Your employees know that as well. If they have access to the Internet, they have heard about the various risks associated with startups – don’t insult their intelligence by telling them things they already know. By talking about the risks you are deflecting responsibility; just like the disclaimers the drug companies like to use: If you take our Aspirin you may die a horrible and painful death; don’t see we didn’t warn you.

As a startup founder, you need to have more courage than that: if your startup fails, it’s your responsibility, and you won’t be let off the hook just because you said that may happen. Disclaimers don’t work so well in court, and never work in the business world. Warning against disaster will give you very little credit; instead, do your best to try and prevent the disaster and you will get all the deserved credit even if the worst does eventually happen. By talking about the risks you are also causing a ‘self fulfilling prophecy’.

Every driver knows that if you focus on the ditch at the side of the road you will easily fall into it. Instead, focus on the road and you will avoid the danger. Likewise, focusing on the worst that can happen to a startup will make it more likely for you to fall into the ditch. Instead, focus on the road and you will be increasing your change to prevail. But the worst thing about talking about the risks is the signal you are sending: investors and employees are not sure about the chances of success, but they are with you because they believe in you.

If you sound unsure about the chances, why should they have more faith than you do? The rationals will describe this as an incomplete-information problem: The founder has the most information about the startup, and so if they sound pessimistic, everyone with less information should be worried. But even without a mathematical analysis it’s plain to see: Startups typically fail, so to invest time, effort or money in a startup requires faith. Would you place your faith in a priest that does not seem to be a believer?

The point here is not to be a groundless optimist or to hide information from your employees and investors. It is to explain that raw information is harmful. Provide information with context; and if the context is stark, ask yourself why is it that you do not believe in your own chances of success, and what does that say about what others around you should think.
