[코리안 스타트업을 위한 글로버행 티켓] 45편. 일어날 수 있는 최고의 상황은 무엇인가?

회사를 처음 차렸을 당시, “매달 1,000불을 버는 정도까지 회사를 키우면 행복할 것이다.

스스로 커야만 하는 회사에서 가장 중요한 건 수익이고, 안정적으로 수익이 들어오기 시작하면 그 다음엔 무엇을 해야 할 지 알게 될 것이다,”고 생각했던 것을 기억합니다. 이 때는 수 천 달러의 수익을 얻는 것이 마냥 꿈 같이 느껴졌지요. 실제로 이 목표를 달성한 게 언제인지 정확히 기억은 못하지만, 결과적으로 그렇게 행복하지 않았던 것은 확실히 기억 합니다.

사실, 목표를 달성했을 당시엔 이미 10,000불의 수익도 낼 수 있을 것이라 생각하고 있었지요. 그 당시에는 3명의 직원으로 매달 안정적인 10,000불의 수익을 내고 있었고, 대단하지 않은 수준이지만 급여를 줄 수 있었으며, 그 다음 단계에 도달하기 위해선 조금만 더 노력하면 되는 시점이었습니다. aviram 다시 그 수준까지 도달한 게 언제인 지도 기억 못하지만, 그 시점에 다다라선 이미 50,000불의 월 수익을 벌고 싶어했던 것만 기억에 남습니다. 세일즈 매니저가 50,000불의 월 수익이라는 목표까지 도달하는데 얼마 남지 않았다고 알려주었을 때, 저는 그녀에게 감사하기는커녕 회사의 비전을 실현하기 위해선 100,000불의 월 수익 정도는 필요하다며 걱정을 토로했습니다.

50,000불의 월 수익으론 부족했던 것이죠. 그 다음의 목표 또한 마찬가지였습니다. 목표를 달성하여도 만족감을 느낄 수 없었고, 심지어 그 목표에 도달했다는 것을 인지하지 조차 못했습니다. 그러나 다음 목표에 다다르고 싶다는 지속적인 결핍은 계속해서 느껴졌고요. 스타트업이라면 종종 비슷한 목표를 가지게 됩니다.

그 중에는 일반 사람들에게는 터무니 없이 들리는 목표들도 있지요. 일단 투자를 받고 나면 그 뒤의 일은 모두 일사천리 같을 거야라던가, 여러 매체에서 우리에 대해 다루게 된다거나 1,000명 정도의 유저가 우리 제품을 쓰게 된다면 큰 규모의 OEM 계약을 맺을 수 있게 될거야, 라던지 말이죠. 문제는 언제나 같습니다.

목표를 달성하면, 방금까지 올라왔던 산보다는 그 뒤에 놓인 더 높은 산을 바라보고 있다는 사실을 알게 됩니다. 1,000명의 유저를 모집한다던가, OEM 계약, 투자 받기 모두 우리를 만족시켜 주진 않습니다. 오히려 더 많은 도전거리들을 만들어 줄 뿐이죠. “What I learned losing a Million Dollars”라는 책에는 이성적인 투자 전략에 관해 다음과 같이 써놓았습니다.

`미리 시나리오를 준비해놓아라`. 목표와 실행수단을 인지하라는 뜻이지요. MBA에서는 이를 “비즈니스 계획”이라고 부릅니다.그러나 사실 이는 단지 게임 플랜에 지나지 않습니다. 당신이 시드 투자를 받았거나 1,000명의 유저를 모았거나 또는 OEM 계약을 맺었다고 가정해봅시다. 그 이후엔 어떻게 할건가요? 시나리오 계획의 포인트는 최적의 세팅 조건을 상상하는 것이 아닙니다.

당신의 목표가 이미 달성 된 상태를 상상하는 것이지요. 프레스 커버러지(Press coverage)를 원한다면, 아마 그 뜻은 유저들이 당신(의 제품)까지 도달하게 하고 싶다는 의미일 것입니다.

시드 투자를 받고 싶다는 의미는 다음 단계를 위한 디딤돌 정도를 생각하는 것일테구요. 이런 경우라면, 그 정도의 월 수익으로는 회사가 어떤 모습이어야 하는 지를 모델화 해보십시오. 그 뒤, 그 모델화된 계획에 충실하게 따라보십시오 (설사 그 계획으로 인해 구성원 중 몇 명을 해고하는 일이 많을지라도요. 일정 수익까지 도달을 목표로 한다면 그건 쉽지만, 순수익을 얘기한다면 훨씬 더 어려워진다는 것을 알게 되실 겁니다). 이러한 게임 플랜은 잔혹하기까지 합니다.

그러나 정작 산의 정상에 오르게 되면 생각지도 못한 문제들와 난관들로 인해 교착 상태에 다다르게 될 것입니다 (트위터의 경영진이 가진 문제점들이 무엇인지 상상해보실 수 있나요? 구글이나 애플의 경우는요? 저 또한 상상은 못할지라도 그런 문제들이 많을 것 정도는 확신할 수 있습니다). 이러한 문제들이 등장하면, 이전까지는 합리적으로 보였던 길 위에서 더 이상 머무르기 어려워질 것입니다.

이것이 바로 사람들이 주식을 오랜 기간 보관하고 있는 이유를 설명해줍니다.

설사 그 시장 자체가 박살 난다거나 최고 정점을 찍는다고 해도 말이죠. 원래의 계획대로면 주가가 최고로 치솟았을 때나 최저점을 찍었을 때 보유한 주식을 파는 것이겠지만, 실제로 그런 일이 일어나게 되면 원래의 논리는 잊어버리고 곧 새로운 개념에 사로잡히게 되지요. 이전에 비슷한 경험을 겪지 않았더라면, 충분히 당신에게도 일어날 수 있는 일입니다.

이렇게 연습해보십시오. 당신이 가진 목표는 무엇이고, 그 목표를 이룬 뒤엔 무엇을 할 것인지 생각해보십시오 (가능한 상세하게요). 방금 전까지 세운 계획을 어떻게 실행에 옮길 것인지, 또 그 계획의 목표를 실제로 이루었는 지 여부는 어떻게 알 수 있게 될까요?

What is the best that can happen?

When I just started my company, I remember thinking: “If I can just brings the company to the point where we make a $1,000 a month, I’ll be happy. Revenues are most important for a boot-strapped company and once stable revenues start coming in, I’ll know exactly what to do next.” A thousand dollars seemed like a dream.

I don’t exactly remember when we’ve reached this number, but I clearly remember I wasn’t as happy as I thought. In fact, at that point I was already thinking that if we would be making $10,000, we’d be all set. We were three people at that time, and with a stable $10,000 a month, we could draw a modest salary, and perhaps have a little extra for trying to reach the next step. Again, I don’t remember reaching that goal, I just remember wanting to reach $50,000. When my sales manager reminded me that the goal of $50,000 has been almost reached, I didn’t thank her – instead, I told her how worried I am since we need at least $100,000 to fulfill the vision I had for the company. $50,000 wasn’t enough. The next goals were similar; I never really felt the satisfaction of reaching the goal (and often didn’t really notice that it was reached) but just felt a constant hunger to reach the next goal.

Startups often have similar goals. Some of them sounds silly to an outsider: if only we will get a seed investment, everything will be easy from there; if only we get a large press coverage; we just need 1,000 users to use the product; if we can get a contract with a large OEM, we’ll be all set.

The theme is always the same: when the goal is reached, you notice that the mountain you just climbed is not the one you really need to reach; that there is another mountain peak, hiding just behind this one, and that it’s that other peak that really matters. Those first 1,000 users, the OEM deal, the press coverage and seed investment are not satisfying by themselves – they just present more challenges.

The book “What I learned losing a Million Dollars” presents the rational investment strategy: plan the scenario ahead of time; know your goals and your triggers. MBA class calls it a “business plan”. But in fact, it’s just a game plan. Lets say you get the seed investment, or the 1,000 users or the OEM deal or press coverage. What will you do then?

The point of scenario planning is not to imagine the ideal setting; it’s to imagine that just your goal has reached. By saying you want press coverage, you may be implicitly saying you expect users to reach you; if that’s the case, your goal is users and not press coverage. By saying you want a stead revenue stream you mean you want a stepping stone to the next step (increasing the revenue). In that case, build a strict model of how the company needs to look like with that monthly revenue. Then, try to stick to the plan (even though it will most likely mean firing a few people – you’ll find that reaching revenue targets is easy; reaching profit targets is much, much harder).

That game plan is crucial. When you get to the mountain peak you will be bogged down by problems and difficulties, things you can hardly imagine (can you imagine what are the difficulties for Twitter’s executive team? Google’s? Apple’s? I sure can’t, but I’m sure they have lots of those). When those obstacles appear, it’s hard to stay on the path you thought was logical just a short while back. This is the explanation to why people usually hold a stock too long (even when the market is crashing, or even after it reached its peak). Although their original plans was to sell if the stock when it hit a certain high point (or low point), once that point is reached they forget the original logic and convince themselves of a new logic. This is likely to happen to you too, unless a familiar voice from the past helps guide you: Your own self, from when the company was younger, and the path was clearer.

So try this exercise: What is your target, and what will you do when you hit your target? (Try to be as specific as possible). Now how can you ensure that you’ll know that you’ve hit the target, and that you’ll act on the plan you’ve just set?
