[코리안 스타트업을 위한 글로벌 여행 티켓] 68편. 너무 많이 즐기는 것에 대한 위험

냉혹한 사실 하나를 말씀 드려도 될까요? 만약 당신이 스타트업을 창업했는데, 이를 아주 즐기고 있는 상태라면 무언가 잘못하고 있는 겁니다. 더 정확히는, 실패를 향해 다가가고 있는 중인지도 모르죠.

아마 대부분은 이와 반대되는 이야기를 읽어보셨으리라 생각되는데요, 스타트업을 운영하는 일이 얼마나 재미있는 지에 대한 이야기는 종종 오고가는 편이기 때문이지요. 또 성공한 창업가들은 향수를 불러일으킬만한 이야기를 하기도 하구요. 스티브 잡스조차 현재 자신이 하고 있는 일을 즐기지 않는다면 그건 무언가 변화가 필요한 시점이다라고 말했었지요. 이 또한 사실입니다. 그런데 보통 이런 이야기들이 빼먹는 부분이 하나 있다면, 바로 이 즐거움이란게 실은 수많은 고된 순간들 사이에 끼워져있다는 사실이지요. 두려운 순간들이나 낙심하는 순간들 말입니다.

성공한 사업가들은 보통 사업 도중의 즐거운 순간들만을 이야기하고 싶어하는데, 이는 그들이 잊고 싶어하는 수많은 고된 순간들이 거기에 존재하기 때문입니다.

당신이 사업을 막 시작했다면 제품을 개발해야겠지요. 제품이 준비되지 않았다면 매일매일이 좌절의 나날입니다. 그리고 마침내 세상에 제품을 내놓고나면, 이제는 고객을 유치해야 할테지요. 유저가 없는 매일매일은 고통스러운 나날일테구요. 유저가 생기게 되면 이제 그들을 유료 고객으로 전환해야 합니다. 그리고 그들이 돈을 내기 시작할 때 즈음 버그들이 스멀스멀 발견되기 시작하고, 유저들은 항의하기 시작합니다. 버그들을 고치고 나니 이제는 유저 성장률을 걱정해야하구요. 펀딩도 그렇고, 사람을 구해야하는 일도 남아 있습니다. 가장 최악인 부분은, 하나의 문제조차 해결하지 못하고 있는 상태인데요, 문제들은 계속해서 쌓이는데, 유료 고객을 유치하는 일을 고민해야하면서 또 한 편으로는 개발에 관한 고민까지 해야하는 상황이지요.

회사가 성장하면 나쁜 소식들이 배로 불어나는 듯 보이곤 합니다. 시장 자체가 성장하면서 신경써야 할 경쟁자들이 생기는 겁니다. 돈이 들어오면 이제는 캐쉬플로우를 걱정해야합니다. 훌륭한 직원을 뽑았다면 리텐션을 걱정해야하고.. 뭐 그런 식이죠.

이 것으로도 모자란건지, 당신은 곧 이런 나쁜 소식들이 당신에게 스스로 찾아와주지 않는다는 사실을 알아차리게 됩니다. 되려 스스로가 이런 나쁜 소식들을 먼저 찾아다녀야만 하지요. 훌륭한 경영자들은 특히나 예외적 상황에 집중한다는 사실이 결코 우연은 아닙니다. 아마존(Amazon)은 시간당 백만 건이 넘는 배송 프로세스를 처리하는데, 거의 모든 프로세스들이 문제없이 돌아갑니다. 허나 이 회사의 CEO인 제프 베조스는 이 백만 번의 시도 중 단 한 건의 실패가 있다 할 때 바로 그 것에만 집중하지요. 물론 나머지 999,999건의 일들이 제대로 처리되어 저렴한 가격에 고객을 만족시켰다는 사실을 상기했다면 그는 훨씬 더 행복해했을 지도 모릅니다. 허나 그는 나쁜 뉴스에 집중합니다. 실패한 배송과 만족하지 못한 고객과 같은 상태 말이죠. 이는 모든 스타트업 창업자들이 해야 할 일(자세)입니다.

많은 스타트업들이 희열을 느끼는 때가 있습니다. 주로 펀딩을 받았다거나, 중요한 마일스톤을 달성했다거나 하는 때지요. 이러한 희열감은 보통 당신이 “이번 라운드의 펀딩을 마감하고 나면” 또는 “새로운 버전을 내고 나면” 아니면 “이 파트너쉽 계약만 남았다면”과 같은 상황에서 “그렇게만 되면 모든 것이 순탄해지겠지”라고 생각하기 때문입니다. 허나 이는 절대 사실이 아닙니다. 스타트업은 마라톤입니다. 단거리 달리기가 아니지요. 100미터 지점에 도달한 것은 거의 아무 것도 아닌 수준입니다. 마일스톤에 다다른 것은, 그렇지 못했을 경우 경주에서 실패한 것이나 다름 없기에, 축하할 일이지만 이런 기분을 너무 오래 잡고 있는 것은 현실을 거부하는 것과도 같습니다. 현실에서는 새로운 걱정거리 또는 목표가 떠오르기 마련이지요. 이를 빨리 인지할 수록 빨리 해결해낼 수 있을 겁니다.

그렇다고 이 말이 스타트업들은 가끔씩 재미없을 때가 있고, 주로 마일스톤에 도달했을 때에나 큰 만족감이 온다는 의미는 아닙니다. 잠시 멈추어서 해왔던 일들에 감사하는 것은 가치있는 일이지요. 긍정적으로 생각하고 행동하는 것은 좋은 에너지를 만들고 직원들을 행복하게 한다는 점에서 꽤나 괜찮은 방법입니다. 허나 창업자들 본인들은 대부분 걱정하고 있어야 합니다. 과거에 이룬 업적보다는 앞으로 있을 도전들에 대해 집중하며 말이지요.

따라서 매일매일이 즐겁고 미래에 대해 걱정하고 있지 않다면, 그건 마치 타이타닉에 탑승한 음악 밴드와도 같은 셈입니다. 배가 가라앉는 줄도 모르고 노래를 부르고 있는 것지요. 이제 노래는 그만 부르시고 걱정을 시작하세요.

The danger of having too much fun

Ready for some very tough truth? If you’re a startup founder, and you’re having too much fun, you’re doing it wrong. In fact, you’re probably on your way to failure.

I know you mostly read the opposite; people usually talk about how fun it is to run a startup; successful founders tell nostalgic stories. Even Steve Jobs once said, if you’re not enjoying what you are doing, then you need to change something. That’s true too.

But what all those stories don’t usually mention, is that the fun is embedded within lots of tough moments. Scary moments. Disheartening moments. Successful startup founders like to tell about the fun moments, mainly because there were so many tough moments they prefer to forget.

When you just start out, you have to develop a product. Every day the product is not yet ready is a frustrating day. Then, when the product is finally out, you need to get customers. Every day without users is painful. Then, when the users come, you need to convert them to paying customers. When they are paying, the bugs start to surface and you have customer complaints. When you’ve solved the bugs, you need to worry about user growth. And funding. And recruitment. The worst part is that you don’t even get to move from one problem to another: instead, problems pile up; while you’re worrying about getting more paying customers, you still need to worry about development.

Once you grow the company, the bad news seem to multiply: when your market expands, you now have competitors to worry about; when money comes in, you need to worry about cash flow; when you have great employees you need to worry about retention; and so on.

As if that’s not bad enough, you quickly realize that when bad news don’t come and find you, it is you that must go and find the bad news. It’s not accidental that the best executives are especially focused on the exceptions: Amazon processes more than a Million orders per hour, and almost all of them are done flawlessly. But Jeff Bezos, Amazon’s CEO, focus on the one in a million that fails. Of course, his day would be much more pleasant if he reminded himself there are 999,999 orders that were processed successfully, sending good products at great prices to happy customers; but he mostly focuses on the bad news: on that one order that failed, or the one unhappy customer. This is what every startup founder should be doing.

Many startups have a euphoria period. Usually just after getting some funding, or after meeting an important milestone. The euphoria is usually because in the period leading up to the event, you feel: “if only we close the funding round” or “we just need to release the new version” or “we just need to sign this partnership” followed by: “and then everything will all easy”. But that’s never true: startups are a marathon, not a sprint, and reaching the 100m finish line means almost nothing. Celebrating the milestone is great (because if you don’t reach the milestone that means you’ve lost the race), but staying in celebrating mood for too long means you’re in denial about reality. In reality, there is something to worry about, or a new goal to meet. The sooner you acknowledge it, the better off you will be.

It’s not that startups aren’t fun sometimes, and there’s often a huge satisfaction from meeting milestones. It’s also worthwhile to stop once in a while and appreciate what you’ve done. It’s also quite ok to be positive, spread good vibes and keep employees happy. But the founders themselves should be mostly worried – focused on the challenges of the future more than the accomplishments of the past.

So if your day to day is fun and you are not worried about the future, you are probably like the band on the titanic, playing songs without noticing the ship is sinking. Stop playing around and start worrying.
