파트너나 고객, 그리고 투자자에 대응하는 시간이 보통 얼마나 빠르신가요? 그 속도에 대해 ‘빠르다’고 말할 수 있으신지요?

21세기에 들어서면서 B2B 사업은 빛의 속도로 움직이게 되었습니다. 오늘날 당신의 잠재고객들은 그들 앞에 많은 프로젝트와 목표를 놓고 있고, 이를 달성해낼 여러 해결책들까지 가지고 있습니다. 이 부분에 있어 한국 회사들이 일을 처리하는 방식은 해외의 그것과는 큰 차이가 있는데요, 가령 해외 회사들의 경우 어떤 문제에 대해 완벽한 해결책을 찾으려하지 않고, 그 대신 (문제를 해결할만한) 괜찮은 수준의 해결책을 찾으려 한다는 식입니다. 이 말인 즉, B2B 사업은 마치 오버타임 때의 축구경기와도 같다는 의미인데요, 먼저 골을 넣는 쪽이 이긴다는 뜻이지요. B2B 세계에서는 괜찮은 수준의 해결책이 빠르게 먼저 나왔을 때, 보통 그 해결책이 고객들을 만족시키면서 그들로 하여금 다음 목표를 지향하게 만들어주지요.

다시 말해, 제품(솔루션)이 괜찮은 수준이면서도, 또 빠르게도 나와야만 한다는 뜻입니다. 정말 빨리 말이죠. 당신은 그만큼 빠르게 움직이고 계신가요?

만약 당신이 B2B 사업을 하는 한국 스타트업이고 스스로 평가하길 대응속도가 빠르다 생각한다면, 저는 그 생각이 단연 잘못되었다고 말할 수 있습니다. 이는 제가 한국 스타트업들을 좋아하지 않기 때문이 아닙니다. 그랬더라면 이런 칼럼을 적을 일도 없었을테니까요. 저의 경우, 수많은 한국 스타트업들을 직접 경험해보기도 했는데요, 아직까지도 “와, 이 회사는 정말 빠르군”이라 생각하게끔 만들어준 곳이 한 군데도 없었지요.

그럼 빠르다는 말은 무슨 의미일까요? 이 빠름 대해 가장 중요한 부분이 있다면 아마도 시장에 빠르게 진입하는 일 겁니다. 두번째로 자리를 차지한 기업이라해서 은메달을 딸 수 있다는 의미가 아닙니다 – 되려 이들은 아무 것도 얻지 못하죠. 위로금 따위도 없습니다. 가지고 있는 아이디어가 좋다 생각한다면, 이를 가지고 가장 빠르게 시장에 진입할 수 있어야 하죠. 또한 생각 중인 아이디어가 그렇게 좋지 않다하더라도, 일단은 시장에 올려놔보는 것이 그 생각이 맞는 지 테스트해보는 유일한 방법일 것입니다. 그렇다면 얼마나 빠르게 시장에 진입할 수 있어야 하는 걸까요? 비교를 위해 이스라엘 스타트업의 경우를 살펴보자면, 이들의 경우 최초 버전을 런칭하는데까지 보통 3~6개월 정도의 시간을 소비한다고 합니다. 아무 것도 없는 상태서부터 런칭까지 3개월 내에 해내실 수 있나요? 만약 그럴 수 있다면, 그건 정말 빠른 겁니다.

그럼 이 외에도 또 빠르다에 의미에는 무엇이 있을까요? 바로 결정을 빠르게 한다는 부분도 포함됩니다. 저의 경우, 다른 사업가와 처음 만난 이래 1~2시간 정도 안에 투자 계약을 끝마치고 서로 악수까지 하며 헤어지죠. 그리고 그 시점으로부터 법적 효력이 담긴 문서가 1~2일 내로 만들어지고요. 이스라엘 스타트업의 경우 보통 어떤 투자 건이 1주 넘도록 진행되지 않는다면, 그 투자 건은 이미 끝났다고 생각하곤 합니다. 다시 말해, 투자를 위한 어떤 결정은 단 며칠, 또는 몇 시간 내에 이뤄진다는 의미죠. 회사의 미래를 1시간 또는 그보다 적은 시간만 할애하여 결정하실 수 있나요? 만약 그렇다면, 그게 정말 빠른 겁니다.

빠르다라는 말은 반응 속도를 의미하기도 합니다.만약 고객 또는 파트너로부터 어떤 요청이 들어왔을 때, 이에 대해 얼마나 빠르게 대응할 수 있나요? B2C 세계라면 아마 대응 자체를 빨리하는 것이 쉬운 일일 것입니다. 왜냐면 고객마다 꽤나 비슷한 수준의 요구를 보내오고, 이해관계 또한 낮은 수준이기 때문입니다. 허나 B2B 쪽에서라면, 거의 모든 요청 하나하나마다 굉장히 다른 내용을 내포하면서 이해관계가 높기까지 합니다. 파트너나 고객에게 24시간 내로 솔루션을 제시해줄 수 있나요?

이스라엘 스타트업이라면 이 경우에 단 몇 분 정도의 시간만 주어지면 된다는 수준입니다 (그 어떤 요청에 대해서도 거의 확신에 찬 “예스”를 날리며 말이죠). 미국의 경우, 요청에 대응하는 시간은 스타트업일 경우 24시간 미만이라고 합니다. 따라서 24시간보다 더 오랜 시간이 걸린다면 무례함의 선을 넘는다고 인식되는 수준이지요. 24시간 내에 받은 요청에 대해 답변해주실 수 있나요?

아직까지 그 어떤 한국 스타트업도 이런 범주 안에 드는 모습을 볼 수 없었지만, 제 경험에 근거한 이 가설이 언젠가 누군가에 의해 깨지기를 바라고 있습니다. 길고 복잡한 수준의 변화가 있을 필요도 없습니다. 고민을 하기 시작한 당일에 결정을 내리시고, 빠르게 행동하세요. 받은 요청에 대한 답변 가능시간을 24시간 미만이라 생각해보시기 바랍니다. 결정을 내린다거나, 심지어 회사 미래와 연결된 전략적인 부분에서의 결정에 대해서도 몇시간 또는 며칠 내로 내려보시기 바랍니다. 개발의 경우, 주 단위로 보시구요. 무엇이던 빠르게 일어나는 21세기형 스타트업 모델을 한 번 적용해보시기 바랍니다.

What does fast mean

What is your typical response time to partners, customers and investors? Would you call your response speed “fast”?

In the 21st century, B2B moves in the speed of light. In today’s world, your potential customers have many projects, many goals and many ways to accomplish those goals. And there’s a big culture difference between how Korean companies operate to companies overseas: Companies overseas are not looking for the perfect solution to a problem, but rather to the solution that would be just good enough. This means B2B business is often like playing soccer in overtime: the first one to score a goal wins the game. In the B2B world, the first solution to be good enough will often satisfy your customer and they will move on to their next goal.

This means you must be not just good, but fast. Really fast. Are you that fast?

If you are a B2B Korean startup and you think that your response speed is fast, I’m willing to bet that you’re wrong. And it’s not because I don’t like Korean startups or because I am trying to put Korean startups down – on the contrary, I wouldn’t be writing this column if that was my opinion. But I also have experience with dozens and dozens of Korean startups; I have yet to find a Korean startup that I thought “wow, these guys are fast”.

What does fast mean? Perhaps the most important of all the “fasts” is getting fast to the market. The company who gets second does not get a silver medal in the B2B world – they get nothing. There is no consolation prize. If you think your idea is good, you absolutely must make sure to get first to the market. And if you’re not sure if your idea is good, getting to the market is the only way to test it and validate. So how fast can you get to the market? To give you an idea – Israeli startups usually consider 3-6 months the typical time to launch an initial version (bugs and all). Can you go from zero to launch in less than 3 months? If so, that would be fast.

What else does fast mean? It means making fast decisions. I have closed investment agreements on a hand shake within an hour or two from the very initial meeting with the entrepreneur. From that point a legal paper can be signed in a day or two. Israeli startups will usually consider the investment to be dead if one week passes and there is silence from the investor; even complicated multi million dollar investments close in just very few months, or else they don’t close at all. This means the time you have for a decision is measured in days, maybe hours. Can you make a decision on the future of the company in an hour or less? If so, that would be fast.

Fast means reacting fast. If you get an incoming request from a customer or partner, how quickly do you react? It’s easy to react quickly in the B2C world – customers have similar requests and the stakes are low. But in the B2B world, almost every request is unique and the stakes are very high. Can you answer to a partner or a customer in 24 hours or less?

Israeli startups will answer within minutes to an incoming inquiry (almost always with a resounding and confident “yes” to almost any request). An average response time in the US among startups is 24 hours or less; so taking more than 24 hours to respond is now considered bordering on rude. Can you answer within 24 hours to incoming requests from customers and partners?

I have yet to see Korean startups move that fast, but I would love to be proven wrong. There’s no need for a long and complicated organizational change: just decide that starting today, right now, you are going to be that fast. Decide that answers to all inbound requests are handled under 24 hours; decisions, even strategic decisions on the future of the company will be made in hours or days; development will be measured in weeks. Adapt your startup to the 21 century where things happen fast.
