저는 새해에 하는 다짐을 믿지 않습니다. 말보단 행동이 중요하다 생각하기 때문이고, 다짐 자체는 단지 말일 뿐이기 때문이죠. 무언가를 다짐한다는 것은 지금 당장은 기분을 좋게 만들어주지만, 그 댓가는 결국 미래의 자신이 치루게 됩니다. 그리고 사실 우리는 마음 속 깊이 미래의 자신이 실패를 맛보게 될 것임을 알고 있으면서도, 그냥 그렇게 되도록 놔두는 것 뿐이죠.

어떤 이들을 보면 내일부터 운동을 시작하겠다거나 건강한 음식을 먹겠다는 등의 다짐을 하는데요, 이는 더 좋은 미래를 위해 현재의 습관을 바꾸려는 행도입니다. 다만 ‘지금부터’가 아닐 뿐이구요. 그런데 만약 이런 다짐들이 정말로 중요하다 생각하면 왜 진작에 행동으로 옮기지 않았고, 또 다짐을 실천하고 싶었더라면 왜 당장 오늘부터 시작하지는 않는 것일까요? 그 이유는 바로 우리 스스로가 속이기 가장 쉬운 상대가 바로 우리 자신이기 때문입니다.

연말이라는 시간을 이용해 무언가 다른 걸 시도해보는건 어떨까요? 지키지도 못할 목표를 세우는 것보단 (과거를) 정리하고, 그로부터 무언가를 배워 계획을 세우는 겁니다. 단 몇 주만 지나면 흩어져 사라져버릴 새해 다짐보다 실제로 계속 이어질 수 있는, 그런 계획 말입니다.

당신의 스타트업이 올 한 해를 어떻게 보내왔건간에, 결국엔 어떤 성공과 실패가 있었을 겁니다. 아주 자연스러운 결과죠. 그렇다면 이제 성공은 더욱 더 크게 만들고 실패했던 행동들은 줄여보는 건 어떨까요?

조금 더 계획적이고 싶다면, 기능별로 나누어 접근해보십시오. 올 한해 제품 개발에 있어 최고의 성취는 무엇이었나요? 어디서 가장 많은 시간을 낭비했죠? 잘한 행동은 더 하고, 못한 행동은 줄일 수 있도록 일종의 시스템을 만들어보는 겁니다. 어떤 마케팅 방법이 가장 많은 유저를 끌어 모았는지, 어떤 세일즈 방법이 가장 효과적이었는지 살펴보고, 가장 좋은 결실을 맺었던 한 두가지 분야에 더 많은 시간과 노력, 자금을 투자하면서 그 반대에 해당하는 행동들에 대해서는 자원을 아껴보시기 바랍니다. 그게 비록 감정적으로 잘 안될 수도 있겠지만요.

경영과 관련해서는 어땠나요? 어찌되었던 지금과 180도 바꾸려는 식으로 접근하진 마시고, 약간만 방향을 비틀어보십시오. 매니저로서 가장 좋은 효과를 냈던 행동은 무엇이었는지, 그리고 이에 대해 확실치 않다면 직원들을 통해 물어봐도 좋겠습니다. 만약 직원들이 직접적으로 말해주지 않는다거나, 정직한 답을 받을 것이라 생각치 않으신다면 신뢰하는 사람을 통해 익명으로 정보를 모아보십시오. 새해의 다짐과 함께 완전히 새로운 스킬을 배우겠다고 하는 것보다는, 지금까지 해왔던 것들에 대해 조금 더 정진하며 좋은 것은 키우고 나쁜 것은 줄여보시기 바랍니다.

이런 식의 행동은 즉각 두 가지 이익을 가져다줄 수 있는데요, 우선 시간을 들여 무엇을 잘하고 잘못했는지 고민함으로써 전혀 새로운 정보를 찾아낼 수 있는 장점이 있습니다. 자신이 진행해온 개발, 세일즈, 그리고 마케팅 분야에서 무엇이 좋았고 나빴는 지를 뻔히 꿰뚫고 있다 생각하실 수도 있겠지만, 1년 단위로 묶어 생각해보시다보면 예상치 못한 놀라운 결과를 맞이하게 될 것입니다. 곁들여, 본인이 아닌 다른 누군가에게 본인(의 1년)에 대한 평가를 부탁하면, 더욱 더 놀라운 결과를 받아보실 수도 있습니다. 시간을 써서 한 걸음 물러나 자지 자신을 반영해본다면, 전혀 예상치 못했던 결과들을 맞닥뜨릴 수 있답니다.

두 번째 이익은 첫 번째에 소개했던 것보다도 더 중요합니다. 바로 앞서 말한 스스로의 행동에 대한 결론을 내리기에 데이터가 충분하지 않다는 사실을 알아차리게 된다는 점인데요, 가령 올해의 수익에 가장 큰 기여를 한 유저 층은 누구였는지, 그리고 그들은 어느 나라 사람인지 등의 정보 말이죠. 이런 유저 층이야 말로 사실 마케팅 비용을 더 쓰고 사후관리도 필히 해줘야 할 고객 층이지요. 그런데 이런 핵심을 가려내기 위한 질문에 대해 답을 가지고 있지 않다면, 그렇다면 방금 아주 중요한 것을 깨닫게 된 겁니다. 똑똑한 해결책을 내기 위해 필요한 데이터를 가지고 있지 않다는 것이죠. 이런 데이터를 찾아 올해가 가기 전에 해답을 찾아내보시길 바랍니다.

새해라는 시간은 과거를 종합하고 반영하기에 좋은 시간이지만, 그럼에도 행동이 없다면 이는 모두 무용지물일 것입니다. 올해에는 실패할 확률이 높은 큰 시도보다는, 작지만 진전해낼 수 있는 행동으로 옮겨보시길 바랍니다.

End of year summary

I don’t believe in new year resolutions. I think actions are more important than words, and a new year resolution is just words. Too often making a promise to ourselves is a cheap way to feel good now, and pass the expense to our future self. Our future self will fail, we know deep inside, but we let it happen anyway.

Some people tell themselves that they will start exercising or eat healthier, tomorrow. That they will change their ways for the better – but not now. If these things are so important, why haven’t they done them already, and if they want to start, why didn’t they start today? It’s because the easiest person for us to fool is ourselves.

Why not try to use the end of the year for something else? How about instead of aiming for a goal we may not accomplish, use the new year to summarize, learn, and plan. But rather than a new year’s resolution that will dissipate a few weeks later, make a plan that will succeed.

Regardless of how your startup did in 2015, you must have done some things right and some things wrong. Many of these things came naturally – both the right and the wrong things. Why not amplify the right things and dial down the wrong actions?

If you want to be systematic, go by function: what were the best things that were done in terms of product development? What were the biggest time wasters? Create a system to do more of the former and less of the latter.

What marketing functions brought the most users? What sales activities were most effective? Spend more time, effort and money on the top one or two fruitful activities and kill the least performing ones, regardless of how emotionally hard it may be to do so.

How about your management technique? Don’t try a 180-degree change. Instead, tweak it slightly; what did you do as a manager that had the best effect? If you’re not sure – ask your employees. If your employees won’t tell you directly or you’re worried that they won’t be honest, give the task to someone you trust to anonymously gather this information on what you did right and wrong in 2015. Now, instead of a new year’s resolution to take up a brand new skill, just continue doing what you did anyway, just do it more for the good things and less of the bad.

This exercise will have two immediate benefits: First, just taking the time to summarize and think about what went well (and poorly) may surface new information. You may think it’s obvious what were the good and bad activities in development, sales and marketing – but as you think about the year as a whole, you may come up with surprising conclusions; moreover, when you ask others for their own summaries and evaluations, even more surprising results may come up. When we take time to step back and reflect, unexpected conclusions may appear.

Second, and this may be even more important – perhaps you will realize that you don’t have enough data for some of these conclusions. For example: what type of users are responsible for most of your revenues, and where do they come from? These sources are where you should be putting more marketing money in, and these are the types of users you should dedicate more after-sale support to. If you don’t have an easy way to answer those types of questions, you have just found something very important: you are missing critical data required to make intelligent decisions. Go and find this data, and make sure you get easy access to it during the year, as well.

A new year is a good time to summarize and reflect; but that would be meaningless without action. This year, try to make that action a simple thing that will work, rather than a big attempt that may fail.
