Startup Delivers High-quality Beef to your Doorstep

Why do agricultural and livestock products become so expensive and not taste as good when they arrive in cities? While one reason is because of the inefficient production systems at some small farms, the main reason is the complicated distribution service. Wonki Lim talked to entrepreneur Lee Jun-ha and found out about his new website and beef delivery system HAN beef.

The CEO of HAN Beef Lee Jun-ha, worked at the well-known consulting company Arthur D. Little after graduating from Korea university in psychology. Over two years he moved from a consulting company to a PEF (Private equity fund) in Yeouido. He finally left the consulting industry in its dying year of 2009.

“I didn’t think it was something that I could do for a long time. Nevertheless, there was clearly things I had learnt while working in consulting and there were good things about it. I wasn’t sure what to do.”

Luckily at the same time there was another consultant he had worked with together at Arthur D. who was in the same position. The pair started a business in 2010 which was an “idea incubator”. Later, in 2011 Lee had an idea…or rather a question, “Why is the price of Korean beef so high?”

◆ “Why is Korean beef so expensive?”

Lee decided that the reason farmers were protesting that beef prices had dropped for them and not for the consumer was because the distribution system hadn’t changed over the last 30 years. Korean beef passes through about 7-8 stages before making it to the consumer’s table.

‘Farm → Cattle Market → Dealer → Butchery → Manufacturing Process → Wholesale Dealer → Butcher (final selling point) → Consumer’

As it passes through the different stages the price increases. Anyone can predict that if some of these stages are removed then the price will drop — but in reality this is not easily solved. The NACF has reduced some of the processes through its “Safe Korean Beef” service but it has not been entirely successful. This is because as the “Safe Beef” brand was launched, it killed off local restaurants and butchers.

Lee judged that the only way to solve this problem was for cattle farmers to make direct sales. Through direct transactions, the process was reduced to three stages. If the number of processes are reduced then the price should drop, but from a service point of view it still does not provide enough differentiation. That’s why he introduced a delivery system to consumers so they can easily purchase and receive their goods.

HAN Beef opened its home page and decided to deliver meet that customers had ordered every Saturday morning. The company sells seven different cuts of beef from 8000won to 20,000won and has tested out the service with 200 selected families over a period of two months. During that time Lee and his company have been sure to check that there are no problems with the level of delivery, meat cuts and type.

HAN Beef uses only 1+ grade beef. As the distribution process has been reduced, the price of the beef is 10% cheaper than the same type sold in supermarkets, and 30% cheaper than department stores. On top of this is the added bonus that the product is delivered right to your house.

◆ A Future Korean “Packing” System

Is HAN Beef’s goal to compete with supermarkets and local butchers by selling more meat? In the short-term, being competitive and surviving is top priority. Threats to the company include discount markets bringing in increasingly cheaper beef due to consumer complaints about the high prices. HAN has responded to this by not only offering cheaper prices, but also maintaining customer satisfaction with 1+ grade beef and delivery —even if just a small amount is ordered.

Long-term, the company wants to aim for a European-type packing system where HAN Beef would manage the manufacturing, butchery and other processes in direct connection with cattle farmers. Doing this would make Korean beef even cheaper than it is now. Of course, if this is to happen, the number of users will need to grow to an amount which can support a distribution system.

“Denmark and The Netherlands developed an organic packing system for each process including stock, raising cattle, butcheries and distribution….If we take over the process from slaughter to distribution then we can drop the price even more.”

산지에선 저렴하고 맛있는 농·축산물이 왜 대도시에 오면 터무니없이 비싸지고 맛이 없어질까. 이런 의문은 누구나 한번쯤 가졌을 것이다. 영세한 농가의 비효율적인 생산시스템 때문이기도 하지만 지나치게 복잡한 유통과정이 중요한 원인이다.

 올 3월에 농산물 직거래 사이트를 오픈한 헬로네이처란 벤처기업을 소개한 적이 있는데, 이번에 소개하려는 회사는 한우 유통에 특화됐다. 회사 이름도 한우를 연상케하는 한비프(Han Beef)다. 헬로네이처와 비슷한 문제의식에서 이 회사는 출발했다. 농·축산물의 길고 복잡한 유통과정으로 인해 생기는 문제점을 해결하면 생산자와 소비자 모두에게 득이 되지 않겠냐는 문제의식이다. 다만 최종 결과물이 다를 뿐이다. 여기에 한 가지 더 있다. 자신들이 직접 이름을 걸고 나서 소비자에게 배달까지 해 준다는 점이다. 그러면 이런 의문이 든다. 도대체 30대 초반의 도시 총각이 왜 한우를 들고 나타난 것일까.

◆컨설턴트가 할 수 있는 일을 찾다

고려대학교 심리학과 99학번인 이준하 한비프 대표는 졸업 후 아서디리틀이라는 유명 컨설팅 회사에 취업을 했다. 2년 남짓 컨설팅 회사에서 여의도에 있는 칸서스파트너스라는 PEF(Private Equity Fund)로 자리를 옮겼다. 2009년이 저물어갈 무렵 그는 컨설팅 관련 업무를 그만두기로 작정한다.

 “오래 할 수 있는 일이 아니라고 생각했어요. 그렇지만 분명 컨설팅 업무를 하면서 배운 것도 있고, 이 분야의 장점이 있거든요. 제가 뭘 할 수 있을지 고민을 했죠.”

 때마침 그와 같은 고민을 한 사람이 있었다. 아더디리틀에 있을 때 만난 육현진씨. 육씨도 컨설턴트였다. 두 사람은 함께 창업을 하기로 했지만 무엇을, 어떻게 할 것인지에 대한 고민은 여전히 남아 있었다. 먼저 자신들의 장단점을 떠올려봤다고 한다. 업의 전문성은 없지만 문제해결을 하는데 주력하면서 문제 해결의 핵심과 과정은 잘 알고 있었다. 그리고 회사를 사고파는 경험을 계속 했기에 그쪽에서도 어느 정도 자신이 있었다.

 그래서 두 사람이 착안한 것은 ‘좋은 비즈니스 아이템이 있으면 일단 그것을 사업화하는 그런 일을 해 보자’는 거였다. 즉 아이디어를 비즈니스화하는 것으로 사업 아이템을 잡은 것이다. 자신이 하는 사업을 스스로 컨설팅하면서 사업을 키워나가고 그 중 잘 되는 것은 전문경영인에게 맡기기도 하고, 매각을 하거나 합병을 하는 등 발전시켜나가겠다고 생각한 것이다.

 그래서 이들은 이시스라는 회사를 설립했다. 2010년이었다. 이시스는 아이디어를 인큐베이팅하는 회사로 출발했다. “좀 특이하다”는 질문에 그는 이렇게 답했다. “사실 이런 비슷한 사업이 우리 주변이 많이 있습니다 건설 시행사들이 하는 일이나 연예 기획사가 하는 일도 이와 유사합니다. 결국은 사업 발굴해 사람 모으고 투자해 키우는 것은 마찬가지이지요. 이쪽(IT) 분야에 비슷한 게 없을 뿐입니다.”

 물론 세상 모든 일이 처음 계획했던 대로 되지 않는다는 것은 두 사람도 알고 있었다. 인큐베이팅으로 출발했지만 그 사업 내용이 탁월하다면 그 사업에서 승부를 걸어볼 수 밖에 없다. 다만 그 기회가 올 것이냐가 문제였다. 2011년이 됐을 때 이준하 대표는 자신이 계속 궁금해했던 질문이 떠올랐다.

◆한우 값이 왜 이리 비쌀까

“한우가 도대체 왜 이렇게 비싼 걸까”

 이 대표는 농가에서는 한우가격이 떨어진다고 시위하는데 소비자가격은 떨어지지 않는 것은 ‘농축산물 유통구조가 30년 전 방식과 달라지지 않았기 때문’이라는 결론을 내렸다. 한우가 소비자의 식탁으로 오기까지 유통 과정은 무려 7~8단계. ‘농장→우시장→수집상→도축→가공→도매상→정육점→소비자’

 유통 단계를 거치면서 값은 계속 오른다. 유통단계를 줄이면 가격이 떨어질 것이라는 점은 누구나 쉽게 예상할 수 있지만 현실은 그렇게 쉽게 해결되지 않는다. 농협에서 안심한우라는 서비스를 하면서 나름 유통 단계를 대폭 줄이고 자신들이 직접 공급하는 한우를 지정 식당이나 직영 식당에 공급하는 방식으로 이 문제 해결에 나섰지만 현재까지는 성공하지 못한 것으로 평가되고 있다. 안심한우 브랜드가 나오면서 되레 동네 한우식당이나 정육점을 죽이는 결과를 낳고 있기 때문이다.

 이준하 대표는 이 문제를 해결하려면 농가와 직접 거래를 하는 수밖에 없다고 판단했다. 그래서 농가와의 직거래를 통해 3단계로 줄였다. 거래 단계를 줄이면 가격은 분명 떨어지겠지만 서비스 차원에서는 그 정도로는 충분히 차별화가 되지 못한다. 그래서 직접 배송을 해주는 것을 도입했다. 소비자가 편하게 구매할 수 있도록 편리한 주문 방식도 마련했다.

 우선 한비프닷컴 홈페이지를 열었다. 그리고 홈페이지에 소비자가 주문을 하면 토요일 오전 배송하는 방식으로 판매하기로 했다. 한비프는 등심·안심·채끝(구이), 설도(불고기), 양지(국거리) 등 7개 부위를 200g씩 진공포장된 팩 형태로 8000원~2만원대로 다양하게 판매한다. 정식 서비스를 위해 200가정을 선택해 시범 서비스를 두달 남짓 해 왔다. 배송에 문제는 없는지, 고기를 사람들이 선택할 때 불편함은 없는지, 고기 종류에 대한 분류는 어떻게 해야 하는지 등을 시범 서비스를 통해 점검했다.

 한비프는 1+ 등급 한우만 취급한다. 유통 단계를 줄였기 때문에 같은 등급 기준으로 마트에 비해 고기 값이 10%이상, 백화점에 비하면 30% 이상 저렴하다. (물론 요즘 마트들은 유통단계를 대폭 줄여서 떨이 수준으로 판매를 하는 경우가 있기 때문에 평균적인 가격 비교는 쉽지 않을 듯 하다) 필요한 고기를 미리 주문하면 집까지 배달을 해주기 때문에 편하다는 장점도 있다.

◆한국형 패커 모델 선보이겠다

대형 마트나 동네 정육점들하고 경쟁해 고기를 많이 파는 게 한비프의 목적일까. 단기적으로는 이들과 경쟁해 살아남는게 우선이다. 한우값에 대한 불만으로 인해 할인점들이 싸게 도입한 쇠고기 판매를 늘리고 수입육의 판매가 늘어나고 있는 점은 한비프의 사업 전망을 위협하는 요소들이다. 한비프는 이에 대응해 저렴한 가격 뿐 아니라 1+ 등급 한우의 품질을 일정하게 유지해 소비자 만족도를 끌어올린다는 점, 그리고 필요한 양을 비록 그 양이 얼마 되지 않더라도 각 가정에 배송한다는 점을 차별화 포인트로 내세웠다.

 장기적으로 한비프가 지향하는 것은 유럽식 패커 체제. 농가와 연게해 도축, 가공 등의 과정을 중간에서 한비프가 한꺼번에 담당하는 것이다. 결국은 그렇게 해서 지금보다 훨씬 싼 가격에 한우를 공급하겠다는 것. 물론 이것을 가능하게 하려면 일단 지금의 한비프 서비스에 대한 사용자 수가 대폭 늘어나 유통의 한 축을 담당할 만큼 커져야 한다. 이 대표는 “덴마크, 네덜란드 등은 가축 사육농가, 도축, 유통 등 각 단계를 유기적으로 연계한 ‘패커’ 체제가 발달했다”면서 “우리도 도축에서 소비자 유통 직전까지의 단계를 동시에 진행하면 가격을 더욱 떨어뜨릴 수 있다”고 말했다.
