[코리안 스타트업을 위한 글로버행 티켓] 3편. 2~3명으로 이루어진 스타트업이 성공할 수 있는 방법은? (2)

아비람 제닉(aviram jenik)이스라엘 식 표현인 ‘머리가 큰 사람’에 대한 설명이 어려울 수 있으므로, 소프트웨어 개발 세계에서 자주 사용하는 또 다른 용어를 사용해보도록 하겠습니다.

바로 ‘개밥 먹기 (Eating your own dog food)’이지요. 스스로를 사료공장을 운영하는 사람이라 생각해봅시다.

당신은 사료를 만들 때, 그 사료의 맛에 대해 그다지 신경 쓰지 않을 것 입니다.

왜냐면 그 사료는 당신이 아닌 개들을 위한 것이고, 개들은 사료 맛에 항의하기 위해 고객 서포트 라인에 전화를 걸지도 않을 것이기 때문이지요. 그런데 만약 당신이 그 사료를 먹게 된다면 어떨까요? 그런 경우라면 당연히 그 사료를 더욱 더 맛있게 만들려고 할 것이라 확신합니다.

소프트웨어 개발 세계에서, 우리는 이 단어를 이용해 특정 제품을 만들어내는 회사에 묻곤 합니다.

“개발자인 당신 스스로가 이 제품을 사용하고 있나요?” 만약 제품이 엔지니어를 위한 것이라면 이렇게도 묻습니다.

“엔지니어가 실제로 이 제품을 사용하나요?” 세일즈를 위한 제품이라면 세일즈 팀에게 같은 질문을 합니다.

결국 제품이 훌륭하다면, 그 제품의 제조사조차 이 제품을 사용하지 않게 될까요? 이 ‘개밥 먹기’ 뒤에 숨겨진 원리란 바로 ‘역할’의 제거에 있습니다.

개발자가 곧 사용자이고, 그렇게 한 사람이 두 가지 역할을 가지게 되면 제품 생산/개발에 더 주의를 하게 되는 것이지요. 개 사료를 만드는 회사가 개들에게 맛없는 사료를 만들려 하지 않듯, 개발자도 의도적으로 질 낮은 제품을 만들지는 않을 것입니다.

하지만 사료를 주조하는 사람들이 그 사료를 먹게 되지 않는 한, 단순히 ‘맛있는’ 사료만이 사료 회사의 우선순위는 아닐 것 입니다.

마치 설거지를 해야 할 사람에게 있어 깨끗한 새 컵을 사용하여 차를 즐기는 것이 큰 일이 아닌 것처럼요. 다시 스타트업의 세계로 돌아와봅시다.

‘역할’의 제거는 ‘개밥 먹기’의 즉시적인 효과를 가져올 것 입니다.

세일즈 담당자는 보통 제품의 기능에 대해 조금은 극단적인 주장을 하는데 개의치 않을 것입니다.

왜냐하면 그 기능이란 사실 개발자가 만들어내는 것이니깐요. 하지만 만약 세일즈 담당자가 동시에 개발자라면 이런 일은 일어나지 않을 것입니다.

이럴 때면, 세일즈란 개발자가 개발할 수 있는 기능에 대해서만 약속하는 개념이 될 것 입니다.

또한 개발자는 이렇게 세일즈 담당자이기도 한 본인이 주장했던 기능을 개발하는 것에 만족할 것 입니다.

여기서 몇몇 분들은 ‘분업화(specialization)’에 대해 물어볼 것 입니다.

전에도 이런 질문들을 받곤 했었지요. “최고의 안드로이드 개발자와 IOS 개발자를 동시에 고용하고 싶습니다.

그런데 두 분야 모두가 가능한 인력을 구하는 것은 불가능한 것 같아요.” 맞는 말입니다.

헨리 포드(Henry Ford)는 어셈블리 라인을 구축한 것으로 유명한데, 이 어셈블리 라인이란 각 라인을 분업화된 인력이 담당하는 식이지요. 마치 최고의 세일즈 인력과 마케팅 인력, 애플-IOS 개발인력 등등을 가지고 있는 모양과 흡사합니다.

하지만 이런 아이디어는 우리가 자동차를 조립할 때에나 좋은 방법이지, 스타트업을 세우는 것처럼 창조적인 행위에서는 좋은 아이디어가 아닙니다.

우리가 세우려는 스타트업은 효율을 따지는 자동차 공장과 다릅니다.

오히려 품 속에 목화 씨앗을 숨겨와 그 것을 널리 퍼뜨린 문익점의 경우와 더 흡사할 수 있다고 봅니다.

아주 적은 수이지만, 똑똑하고 창조적이어서 함께 많은 역할과 일들을 해낼 수 있는 사람이 필요하다는 말 입니다.

효율성에 대해서는 걱정하지 말아주십시오. ‘개밥 먹기’ 접근방식은 아주 빠른 속도로 효율성을 볼 수 있기 때문입니다.

누구나 후에 설거지할 양을 알게 된다면 많은 설거지 거리를 만들려 들지 않을 것 입니다.

여기에 만약 한 사람이 여러 역할을 가지게 되었을 때 어떤 놀라운 일들이 일어나는 지에 대한 사례가 있습니다.

고객 서포트 담당자가 고객에게서 온 질문에 답을 하면 이에 대해 개발자가 새로운 기능을 추가하는 것이 일반적인 형태였습니다.

그런데 만약 개발자가 동시에 고객 서포트를 담당하게 된다면, 계속해서 같은 제보를 받기 때문에라도 버그가 더 신속히 고쳐질 것 입니다.

마케팅 인력이 고객 서포트를 담당한다면 유저가 가진 문제점들에 대해 더 깊은 이해가 가능할 것이고, 이에 따라 더 정확한 해결책이 담긴 마케팅 전략을 펼칠 수 있을 것 입니다.

회사의 모든 인력이 세일즈를 한다면, 직원 모두에게 고객이 가장 중요한 사람이 될 것 입니다.

단지 CEO가 공표했기 때문이 아니라, 실제로 모두가 세일즈를 하고 있기 때문이지요. 고객의 반응을 어디에 전달하거나 적어둘 필요도 없을 것 입니다.

모두가 ‘개밥 먹기’를 진행하고 있기 때문에, 그 ‘개밥’이 맛있는 지를 개발자 스스로가 알 수 있기 때문이지요! 이러한 일련의 결과가 가능한 것은 우리가 사람이기 때문입니다.

그러나 예기했던 상황 외에도, 정말 초자연적인 현상이라고 밖에는 설명할 수 없는 일들이 일어나곤 합니다.

귀신을 믿으라는 이야기는 아니지만, 여하튼 이에 대해서는 다음 칼럼에서 살펴보도록 하겠습니다.

 

It’s hard to explain about having a “big head” (the phrase we use in Israel) so I will use a different, common phrase from the software world:  “Eating your own dog food”.

Imagine you are a dog food factory. When you make dog food you don’t really care about how it will taste; you won’t be eating it ? a dog will, and they never call the customer support line to complain.

But what if you had to eat it? I’m sure in that case you would make it much more tasty. In the software world we use this phrase to ask a company that makes a certain product: are you using it? If it’s a product for engineers, we will ask: are your engineers using the product? If it’s a sales product we’ll ask about their sales team, and so on. After all, if it’s so great, wouldn’t the company that makes it want to use it?

The principle behind “eating your own dog food” is breaking roles: your developers are also users now; by doing both they will be more careful: a developer doesn’t intentionally want to make a bad product, just like a company that makes dog food does not intentionally want to make dog food that is not tasty.

But tasty food is not a priority for the dog food company ? unless they will have to eat it too! Just like using a new, clean, cup to drink tea is not a big deal, unless you’re the one that will wash it later. Back to our startup world: breaking roles will have the immediate effect of ‘eating your dog food’. The sales guy usually doesn’t mind making slightly extreme claims on what the product can do, because it’s the developer that will have to deliver it.

But that can’t happen if the sales guy and the developer are the same person; now, suddenly, sales is promising only things the developers can develop. Also, the developer is happy to develop what sales promised, if he is the same person that just made the promise! Some of you may ask, what about ‘specialization’? I’ve heard questions like this before: “I want to hire the best Android developer and also the best IOS developer.

It will be impossible to find one person who is both!” and that’s true. Henry Ford is famous for building an assembly line, where every part of the assembly line had specialized people: It’s like having the best sales person, the best marketing person, the best Apple-IOS developer, and so on.

But that idea is only great if we are assembling cars; it’s not such a great idea if we’re doing something creative like building a startup. Our startup is not similar to a car factory that wants to be efficient ? it’s more like Moon Ik-chum (문익점) growing smuggled cotton seeds ? you need few, very bright and creative people that can do many things and perform many roles. Don’t worry about efficiency: because of the ‘eating your own dog food’ approach things become very efficient very quickly.

Nobody wants to get too many dishes dirty if they know they will have to wash it later! Here are some amazing things that happen once a person takes multiple roles: it used to be that the support person answered questions and the developer added features.

Now, if the developer is providing support, bugs get fixed quickly (the developer is tired of answering the same support questions again and again). When marketing people do support they get a better understanding of the problems users have and can market the solution better. When everybody in the company does sales (yes, that’s right. Everybody) the customer becomes the most important person: for everyone.

This is not because of some official declaration by the CEO; it’s because everybody is selling. There’s no need to say it or write it anywhere: everyone is eating dog food, so you can be sure the dog food is tasty! All of this is basic human behavior ? it works because of the way we are wired as human beings. But other than the expected things, something else happens that can be only explained as super-natural. You don’t need to believe in ghosts for this one, but more on that on my next column.
