[코리안 스타트업을 위한 글로버행 티켓] 21편. 목표를 이루는 것

스타트업들은 이루고자 하는 꿈(목표)를 통해 연료를 충당합니다.

아비람 제닉(aviram jenik)그리고 그 꿈(목표)들은 어떤 이야기들에 자극을 받곤 하지요. 이와 관련된 아주 유명한 이야기가 있다면 바로 `통찰력 있는` 창업가들에 관한 이야기인데요, 우리 모두 애플이나 구글, 마이크로소프트나 아마존과 같은 기업들과 이들을 창조해낸 리더들에 관한 전설 같은 이야기를 잘 알고 있습니다.

우리는 이 회사들이 성공한 이유가 바로 회사의 리더들이 좋은 일을 하기를 원했거나, 훌륭한 제품을 개발하거나 우리가 살고 있는 이 사회를 돕고 싶었기 때문이라는 말을 듣곤 하지요. 좋은 이야기를 망치고 싶은 생각은 없지만, 사실 이러한 전설들은 사실과 조금 거리가 있습니다.

이 회사들이 성공한 이유는, 단지 훌륭한 결정을 내렸기 때문이고 그 결정들을 내린 사람들이 선구안을 가진 리더들이었기 때문입니다.

그러나 어떠한 경우에도, 리더의 비전은 목표를 이루는 데 있어 부차적인 요소일 뿐입니다.

구글, 애플, 마이크로소프트, 그리고 아마존은 모두 놀라운 결정을 내렸던 회사들입니다.

경쟁자를 집어삼키고, 굶주려 도태되게 하거나 정면 충돌하여 승부를 내버리곤 했죠. 이런 큰 회사들이 일궈내는 성공의 대부분은 상대를 넉다운 시키는 펀치 한 방에서 오는 것이 아닌, 지속적으로 상대를 피곤하게 만드는 공격에 있습니다.

이들은 매일마다 더 열심히 일하고 성공에 더 적은 비용이 들면서 제품의 질은 높이고 세일즈 채널을 넓히는 데 노력합니다.

아마존의 최고경영자인 제프 베조스(Jeff Bezos)의 고객만족에 대한 열정을 칭찬해보자면, 부디 아마존이 어떻게 판매 경로를 최적화해 아주 작지만 이익을 가져다줄만한 수익을 뽑아 냈는지를 상기해보시기 바랍니다.

빌 게이츠가 이뤄낸 `집마다 1대의 PC를 두겠다`던 그 비전에 대해 이야기를 해보자면, 당시 그가 경쟁상대였던 볼랜드(Borland), 리얼오디오(Real Audio), 그리고 애플(Apple)에게 얼마나 공격적이었는 지를 생각해보시기 바랍니다.

스티브 잡스의 천재성을 이야기해보자면, 그가 공급 체인을 맡은 회사를 압박해 오직 애플 제품을 위한 부품을 제조하도록 압력을 넣었었고, 또한 이 부품들을 업계 중 가장 적은 마진이 남을 정도의 저가로 공급하도록 하여 애플을 가장 수익성이 좋은 IT제조 회사로 성장시킨 사실을 상기해보십시오. “악하지 말자(do no evil)”던 모토를 비웃듯 가려 치워버린 구글의 경우도 있구요. 제품의 제조와 회사 운영, 세일즈와 마케팅, 그리고 공격적인 성향과 함께 회사의 전반적 성장을 위해 행하는 지속적인 쥐어 짜기 행위. 사실 이러한 것들이 이 회사들로 하여금 성공을 이뤄낼 수 있었던 요소들입니다.

일단 회사가 이 정도 반열에 오르게 되면, 회사가 거쳐온 길과 비전은 아주 쉽게 다시 쓰여질 수 있습니다.

역사는 승자에 의해 기록된다는 사실을 기억 해보자면요. 그 누구도 `낙관적인 CEO`에 대한 이야기를 듣고 싶지 않아합니다.

통찰력이라는 단어가 더 멋지게 들리지요. 이런 `통찰력`이란게 사실은 성공 후에나 나온다는 것에 대해 어떻게 이리 확신할 수 있냐구요? 이야기를 좀 더 깊이 파고 들어가보면, 그 당시에 그 누구도 성공의 가능성을 보지 못한 기술/제품을 만들어낸, 소위 `통찰력있는` 창업자들은 사실 그들의 회사를 아주 헐값에 매각하려했기 때문입니다.

빌 게이츠가 23세였을 때, 그는 억만장자인 로스 페롯(Ross Perot)에게 그의 회사를 5천만 불에 팔겠다 제안한 적이 있습니다.

페롯 씨는 거절했고, 결국 그는 세계에서 가장 큰 회사를 소유할 기회를 놓치게 되었죠. 여기서 어떻게 또 구글 이야기를 빼놓을 수 있겠습니까? 초반 몇 년동안 회사를 매각하기 위해 바이어들을 모집했던 그들을 말이죠. 당시 구글은 익사이트(Excite), 야후(Yahoo)를 비롯한 몇몇 회사에게 퇴짜를 맞기도 했습니다.

지금은 사라진 익사이트(Excite) 검색엔진은 그 당시엔 아주 큰 회사였고, 구글로부터 회사를 1백만 불에 매각해달라는 제안을 거절했었습니다.

90년대에 백만 불짜리였던 회사를 샀더라면 4조 달러에 이르는 회사를 살 수 있는 기회가 됐었을 겁니다.

물론 우리는 빌 게이츠나, 세르게이 브린, 래리 페이지가 어리석은 사람이 아니란 것을 잘 알고 있습니다.

그럼 어째서 그들은 회사를 아주 헐값에 팔려했던 걸까요? 제 추측에는, 그들 또한 그들 회사가 몇 년 뒤 그만큼의 가치로 성장할 지를 몰랐던 것 같습니다.

또한 회사 자체도 그 정도의 가치를 (당시엔) 가지고 있지 않았던 거구요. 회사를 크게 일궈낸 건 결국 창업자들 자신이지, 그들이 가진 통찰력이 아니었습니다.

매일 매일 열심히 효율적으로 일하는 것과 손톱 밑에 낀 때로 상징되는 노력. 이런 것들이 그 회사들을 성공하게 만든 것입니다.

그러니 `통찰력`있는 리더가 되려 하지 마시고, 일을 해낼 수 있는 리더가 되세요. 언젠가 당신이 성공하게 됐을 때, 사람들이 당신을 `통찰력 있다`고 말할 것임을 확신합니다.

Get things done Startups are fueled by dreams. And those dreams are fueled by stories. One such popular story is about the ‘visionary’ startup founder. We all know the legends about Apple, google, Microsoft and Amazon and their visionary leaders. We often hear that these companies were successful because their founders wanted to do good, or to develop great products, or to help society. I hate to ruin a good story, but real life is different than legends. In the real life, companies succeed because of great execution.

Sometimes, that execution is done by a great visionary. But always, in 100% of the cases, the vision is secondary to getting things done. Google, Apple, Microsoft and Amazon are all companies with amazing execution. They will buy out their competitors, starve them to death, or take them head-on and beat them.  Most of the success of those companies came not with knock-out punches, but with a steady, tiring beating. Every day, they work harder to improve: lower their costs, improve their quality, expand their sales channels. When you compliment Jeff Bezos for his passion for customer satisfaction, please remember how Amazon was able to optimize their sales process for margins that are tiny, but profitable. When you excitingly talk about Bill Gates’ vision of the home computer, remember how he aggressively pounded his adversaries at the time: Borland, Real Audio, and yes – Apple, as well as hundreds of other casualties of this merciless attack.

When you celebrate Steve Jobs’ genius, don’t forget how he pressed his entire supply chain to not only produce parts exclusively for Apple (locking out the competition) but also to provide Apple with components at prices so low, the margins on them for the producers were among the lowest in the industry (which made Apple one of the most profitable IT manufacturing companies). And lets not forget Google, whose “do no evil” motto is now wrapped in a fat layer of cynicism. Excellence in production, operations, sales and marketing. Generally aggressive behavior. Constant tweaking to improve every part of the company. That is what made these companies successful. Once they reached that stage, it was easy for their founders to rewrite history and describe their vision. History, lets remember, is written by the winners. Nobody wants to hear about the “optimizing CEO”. Visionary sounds much cooler. What makes me so sure vision came later?

In almost all cases, when we dig deep enough, we find that the visionary founders – those prophets of technology who saw the potential that no one else could see at the time – all tried to sell their companies, cheap. When Bill Gates was 23, he offered the Billionaire Ross Perot, to buy Microsoft for $50 Million. Perot said no, and missed the chance to own one of the largest companies in the world. And of course, how can we not mention Google – who shopped around for a buyer in the first years. They were turned down by Excite, Yahoo, and a few others. Excite, a search engine that no longer exists today but was huge at the time, turned down an offer from the Google founders to buy the company for less than $1M. Yes, one Million dollars in the 1990s would have bought you a four hundred Billion dollar company. We all know Bill Gates, Sergei Brin, Larry Page and the others are not stupid – so why did they agree to sell their companies at such a low valuation? My guess is, they didn’t expect their companies to be worth so much, a few decades later. Also, it’s because the companies themselves weren’t worth that much.

It is what the founders did, rather than their vision, that made the companies the successes they are today. It’s the day to day, the hard work, the efficiency, the dirt under the nails. That’s what makes companies a success. So don’t be a ‘visionary’. Be one who gets things done, instead. I promise that once you’re successful, they will call you a visionary.
