[코리안 스타트업을 위한 글로버행 티켓] 22편. 당신의 회사는 제품 회사입니까, 서비스 회사입니까?

투자를 고려할 때 현명한 투자자들이 가장 먼저 결정하려는 것이 있다면, 바로 투자 대상인 당신의 회사가 서비스를 공급하는 회사인지, 제품을 공급하는 회사인지를 파악하는 것입니다.

아비람 제닉(aviram jenik)어떤 회사가 제품의 제조사인지 서비스의 공급사 인지를 파악하는 것은 비교적 간단한 일이었습니다.

과거에는, 제품의 제조사란 물건을 제조하여 발송하는 곳이었습니다.

애플이 바로 전형적인 제품 제조사의 한 형태였죠. 그리고, 이후에 소프트웨어가 세상에 나타났습니다.

회사들은 더 이상 무언가를 제조하지 않고도 제품을 발송할 수 있게 되었죠. 마이크로소프트는 박스에 디스켓과 CD를 담아 보냈고, 심지어 CD가 아닐지라도 고객은 고유의 시리얼 넘버를 부여 받을 수 있었습니다.

그러나 이제는 제품과 서비스를 구분하는 것이 과거 만큼은 간단한 일이 아니게 되었습니다.

앱(App)은 여전히 제품 군에 속하지만, 물리적으로 발송 되지 않고 다운로드 형태로 전달됩니다.

구글은 어떤가요? 어떤 사람들은 구글이 서비스 회사라 생각할 수도 있습니다.

그 어떠한 제품도 구글에 의해 배송 되거나 다운로드 형태로서 제공되지 않기 때문이죠. 구글은 스스로가 고객에게 `서비스`를 제공하는 회사라고 말하지만, 사실 구글은 서비스 회사가 아닙니다.

그들이 제공하는 서비스는 사용자인 당신을 위해 특별히 주문 제작된 것이 아니기 때문이지요. 만약 당신에게 특별한 니즈가 있다면, 구글이 이에 대해 응답해주진 않을 겁니다.

당신이 구글의 프로그램에서 버그를 발견했다 해도 그들과 맺은 계약을 파기할 수는 없습니다.

따라서 구글은 엄밀히 말해 제품 회사인 셈이죠. 구글의 연구 개발 팀이 항상 하는 일이란, 바로 그들 제품에 코드를 짜 넣는 것입니다.

그리고 이 제품은 모든 유저들에 의해 사용될 것이고요. 서비스 회사들은 고객에게 서비스를 제공하는 일을 합니다.

따라서 모든 고객이 특별하고, 모든 서비스가 유일무이합니다 (비록 이미 짜여진 템플릿에 의한 것일지라도 말이죠). 체인점이 아닌 개인 식당이 바로 이러한 서비스 회사의 전형적인 예입니다.

그리고 대부분의 IT 컨설팅 회사들 또한 서비스 회사이지요. 이런 서비스를 제공하는 회사들은 빠르게 돈을 벌 수 있기 때문에, 스타트업 창업자들이 선호하는 분야가 되어버렸습니다.

고객은 특별히 맞춤 제작된 서비스, 이를테면 고민을 들어주고 그에 맞는 솔루션을 제공해주는 그런 서비스를 제공 받는 데 있어 기꺼이 대가를 지불합니다.

오히려 기성품처럼 특정 고객 층을 위해 만들어진 제품이 아닌 것으로 돈을 받겠다고 하는 것이 더 어려운 일이 되어버린 셈이지요. 일반 의류 회사를 여는 것보다 재단사가 되는 편이 더 빠르게 돈을 벌기 시작하는 방법일 것입니다.

그런데 서비스 회사들은 일의 규모를 재지 않습니다.

따라서 첫 고객이 찾아오면 회사 전체가 그 고객을 만족 시키기 위해 집중하게 되지요. 그리고 새로운 고객이 들어오면, 그들을 상대할 직원들을 고용해야 할 것입니다.

그러다 갑자기 회사가 유명세를 타게 되면 결국 고객들을 모두 만족 시키지 못하거나, 그들을 위해 더 많은 직원들을 고용하게 되어 쏟아부어야 할 급여가 치솟게 됩니다.

(그래서) 투자자들은 서비스 회사들을 별로 달가워하지 않습니다.

한국에서는 이러한 현상이 더욱 두드러지게 나타납니다.

미국에는 “고객은 언제나 옳다”라는 말이 있는데, 이는 회사 스스로가 고객이 얼마나 중요한 지를 상기하기 위해 사용되는 말입니다.

저는 아직 이와 비슷한 말을 한국에서 찾아보지 못했는데요, 아마도 `손님`이라는 단어 자체가 벌써 고객(손님)은 중요하다는 뜻을 내포하고 있기 때문이 아닌가 생각합니다.

이런 식이라면 언급했던 식의 말은 한국에서는 쓸 필요가 없게 되겠지요. 이러한 한국의 `고객에 대한 높은 위상`은 스타트업에게 위협적인 요소입니다.

휴고 보스(Hugo Boss)가 고객을 위해 하루 종일 수트를 재단한다고 생각해봅시다.

새 옷을 디자인할 시간은 어디에 있고, 직물을 고를 시간은 어디 있으며, 모델 쇼를 진행하고 파트너쉽을 관리할 시간은 또 어디 있겠습니까? 물론 이론적으로는 더 많은 직원을 고용하여 고객의 니즈를 만족 시킬 수 있겠지만, 결국 회사 규모를 부풀리게 되는 결과를 낳을 것입니다.

각각의 고객에게 쏟아야 할 주의를 놓치지 않기 위해, 그리고 새로 추가될 고객들을 위해 더 많은 직원을 필요로 하게 될 것입니다.

이에 비해 제품 회사는 수 천 명에 이르는 고객을 위해 단 한 명의 프로그래머가 코드를 짜고 서비스를 제공하는 것으로도 충분할 거구요. 제품 회사들은 그 규모가 굉장히 스케일러블(Scalable; 규모를 확장/축소해도 문제가 없는)합니다.

제품 회사와 서비스 회사 간의 구분 선은 뚜렷하지 않습니다.

특히 요즘 같이 서비스 형태로 제공되는 소프트웨어와 다운로드 받을 수 있는 앱들이 넘쳐 나는 시대엔 더욱이 말이죠. 회사가 생겨나고 아주 적은 수의 유저 만이 존재할 때 회사는 각각의 유저에게 아주 훌륭한 서비스를 제공하려 하겠지만, 머지않아 그 회사에 첫 고객과 함께 수익이 발생하게 되면 이제 그 회사가 서비스를 제공하는 지 제품을 만드는 지를 쉽게 파악할 수 있게 됩니다.

그 시점에선, 고객과 투자자 모두 당신의 회사가 어떤 회사인지를 알 수 있게 되고, 이는 회사의 주인인 당신 또한 알아야 하며 그러한 방향이 바로 당신이 원하는 것인지를 확실히 해야 할 시점이 될 것 입니다.

Are you a product company or a service company? When considering an investment, one of the first things a clever investor will try to determine, is whether you’re a service company or a product company. Figuring out if a company is a “product company” or a “service company” used to be relatively easy. In the past, a product company manufactured and shipped things: Apple is a classic example for a product company.

Then, software arrived. Companies no longer manufactured, but they still shipped: Microsoft sent out diskettes and then CDs to customers, in boxes. Even when it wasn’t on CDs, each customer had his own serial number. But this distinction between product and service is not as easy as it is used to be. Apps are still products, even though they are not shipped, but downloaded. What about google? Some people may think google is a service company: nothing is shipped or downloaded. Google often says they provide a ‘service’ to customers. But google is not a service company. Their service is not customized for you; if you have special needs, they will not be answered; you can’t break the contract with them if you find bugs in their program. So Google is actually a product company, too.

What Google’s R&D does all day, is write code for their product. This product will be used by ALL of their users Service companies do exactly that: provide service to customers. A customer comes, and receives a service. Every customer is special, every service is unique (even though it is based on templates, shared code base, and so on). Non-chain restaurants are classic examples for service companies. Most IT consulting companies are service companies. Companies that provide services make money quickly, which make them a favorite for startup founders. Customers are happy to pay for someone giving them a custom tailored service, who will listen to their problem and give them a custom-fit solution. It’s much harder to convince them to pay money for an off-the-shelf product that was not designed specifically for them; you’ll start making money much quicker by being a tailor compared to opening a clothing company. But service companies don’t scale. It’s easy to get the first customers, but the entire company is then focused on making those customers happy.

When new customers come in, you need to hire more people to service them. If you suddenly become popular, you can’t keep up with demands or you hire so many people your payroll costs skyrocket. Investors hate service companies. In Korea, this situation is even more extreme. Americans say “The Customer is always right” to remind themselves how important the customer is. I have never heard a similar phrase in Korean, and I suspect this is because the word Son-nim (손님) already implies the customer is so important; a phrase like this in Korean would be redundant. Of course the customer is right, he’s Son-nim! This elevated status of customers in Korean carries a risk to startups.

Imagine Hugo Boss would tailor and alter suits to customers all day. When would he have time to design? To choose fabrics? To run model shows? Handle partnerships? Sure, you could theoretically hire people to handle customer needs, but that would inflate the size of the company. With the attention each customer requires, you’ll need more people for every new customer, whereas product companies can handle thousands of ‘customers’ for every single programmer that writes the code that services them. Product companies are extremely scalable. The line between a product company and a service company is blurred, especially in this age of software-as-a-service and downloadable apps. It’s also blurred when the company starts and there are few users, each of them is a special unique customer who you want to give extraordinary service to. But soon enough, after the company gets its first customers and revenue, it becomes easy to tell if the company is a service or a product company. At that point, customers and investors will definitely know which type of company you are, so you should know too, and make sure it’s what you wanted.
