[코리안 스타트업을 위한 글로버행 티켓] 20편. 로컬인가 글로벌인가?

아놀드 슈왈츠제네거는 최근, 그의 인생을 통틀어 내렸던 가장 최고의 결정이란 그가 보디빌더로서의 커리어를 시작할 무렵 미국으로 자리를 옮긴 것이라 말했습니다.

전(前) 미스터 유니버스이자 캘리포니아의 주지사였던 그가 미국이 아닌 오스트리아에 좀 더 오래 머물렀더라면, 아마 그는 로컬적인 성공을 거두고 그에 따른 수입과 경험으로 할리우드에 진출해 더욱 성장했겠지요. 하지만 그는 조국인 오스트리아에서 그가 가진 모든 것들을 버리고, 언어도 모르고 그 누구와도 연고가 없으며 성공을 위한 뚜렷한 계획도 없는 상태로 미국에 진출했습니다.

그리고 아주 훌륭한 결과를 낳았지요. 요즘 같은 시대엔 진출하고자 하는 국가의 시장에 진입하기 위해 실제로 그 곳으로 자리를 옮길 필요가 없게 되었습니다.

이전 칼럼에도 몇 차례 적었 듯, 서울에 자리를 튼 스타트업이 미국 시장에 진출하기 위해 집중하는 데는 다양한 방법들이 있습니다.

그러나 우선적으로 노리는 시장이 글로벌이냐, 로컬이냐를 결정해야만 하지요. 로컬 시장에 머무는 것에는 많은 장점이 있습니다.

특히 리스크가 적다는 것이 가장 큰 특징이겠지요. 글로벌로 진출하는 데는 다른 장점들이 있는데, 여기에는 리스크가 높고 그에 걸맞게 높은 보상의 기회가 있다는 점이 있습니다.

때로는 스타트업이 국내시장에 집중해야하는 지를 파악하는 게 매우 당연 시 될 때가 있습니다.

당신의 제품이 서비스 제공의 형태라면 한국 시장에 집중하는 것이 더 쉬울 것이고, 이미 한국 내 존재하는 어떤 제품이 무료로 제공되는 형태라면, 이 또한 한국 시장에 머물러야할 다른 이유가 될 것 입니다.

만약 당신 제품에 관심을 가질 큰 고객을 곧바로 파악할 수 있더라면, “나무 위의 새 2마리보다 손 안의 새 1마리가 낫다”라는 격언을 기억하게 될 지도 모릅니다.

그 밖의 경우에는, 글로벌로 가는 것이 더 이치에 맞게 보일 수 있습니다.

그 규모를 빠르게 재볼 수 있나요? 아니면 당신의 제품이 세계 도처에 있는 모든 사람들에게 훌륭하게 잘 맞을 수 있나요? 현재 미국에 존재하는 시급한 니즈를 충족 시켜줄 수 있나요? 이러한 것들이 국내(로컬) 시장을 완전히 버리고 글로벌(대부분 미국 시장을 의미함)로 진출하게 되는 이유가 될 것입니다.

기억하세요. 해외 시장에 집중한다는 말이 곧 당신이 한국에선 그 일을 할 수 없다는 말은 아닙니다.

단지 제품을 사용하는 고객들이 수천 마일 밖에 떨어져 있을 뿐입니다.

또한 이 고객들을 항상 마음에 두고, 그들이 무엇을 필요로 하는지 이해하며, 그들이 어떻게 생각하고 어디에 존재하는 지도 생각하는 것입니다.

그렇게 한다면 곧 프랭크 시나트라가 노래를 통해 말했 듯, “거기서 성공할 수 있다면 어디서든 성공할 수 있을 것(If I can make it there, I`ll make it anywhere)”입니다.

Domestic or Global? Arnold Schwarzenegger recently said that the best decision of his life, was to move to the USA when he was at the beginning of his body building career. The former Mr. Universe (and governor of California!) could have stayed in Austria a bit longer; maybe become a local success, and get some money and experience to move to Hollywood and make it big.

But instead, he gave up everything he had in his mother country and went to the US where he didn’t know the language, didn’t know anyone and had no real plan for success. But that worked out for him just great. In this day and age, you don’t have to physically move to another country in order to focus on that market. I already mentioned many times the different ways startups can focus on the American market while staying in Seoul. But the decision has to be made: Global, or domestic.

Staying in the domestic market is not a bad choice. Korea is one of the largest markets in the world , with very advanced infrastructure and sophisticated customer base. Being a huge success in Korea is an incredible achievement. But don’t make that your ‘default’ choice: a convenient lie startups tell themselves is that they will first make it big in Korea, and then go global. That does not happen, for many reasons. Also, the success and experience you get in Korea does not help you when approaching the American market; there are too many differences. To date, the only companies that were a success in Korea and subsequently became a global success are LG, Samsung and Hyundai; all three spent Billions (yes, Billions) of dollars and more than a decade, in failed attempts to penetrate the American market. It’s a very hard task, and unless you have the Billions to spend (and the decade to wait), I recommend you don’t follow the path. Make a quick decision: Domestic? Or Global? And then act on it. Staying domestic has many advantages, and typically a lower risk.

Going global has different advantages, and typically a higher risk (and much higher potential reward). Sometimes it’s very obvious to know if a startup should focus on the domestic market: If you are offering a service, it would be easier to focus on Korea. If it is complimentary to something that already exists in Korea, that would be another reason to stay. If you have immediately identified a few large customers in Korea that would be interested, you might want to remember the saying: “one bird in the hand is better than two on a tree”. Other times, it seems more sensible to go global. Can you scale very quickly? Or is your product a good fit for every human, wherever he or she is? Maybe it serves an urgent need that currently exists in America? These would all be reasons to completely drop the domestic market (yes, not even as a beta-site) and focus completely on going global, which almost always means, focusing on the American market. Remember: Focusing on a foreign market does not mean you can’t operate from Korea.

It just means you are working for a customer that is a few thousand miles away. It means you have to keep that customer in mind, understand what they need, how they think and where you can find them. You will then discover, to borrow words from Frank Sinatra, that if you make it there – you’ll make it anywhere.
